From deciding what to eat for dinner to considering whether it's the right time to buy a house, problem-solving is a large part of our daily lives. Learn some of the problem-solving strategies that exist and how to use them in real life, along with ways to overcome obstacles that are making it harder to resolve the issues you face.

What Is Problem-Solving?

In cognitive psychology , the term 'problem-solving' refers to the mental process that people go through to discover, analyze, and solve problems.

A problem exists when there is a goal that we want to achieve but the process by which we will achieve it is not obvious to us. Put another way, there is something that we want to occur in our life, yet we are not immediately certain how to make it happen.

Maybe you want a better relationship with your spouse or another family member but you're not sure how to improve it. Or you want to start a business but are unsure what steps to take. Problem-solving helps you figure out how to achieve these desires.

The problem-solving process involves:

  • Discovery of the problem
  • Deciding to tackle the issue
  • Seeking to understand the problem more fully
  • Researching available options or solutions
  • Taking action to resolve the issue

Before problem-solving can occur, it is important to first understand the exact nature of the problem itself. If your understanding of the issue is faulty, your attempts to resolve it will also be incorrect or flawed.

Problem-Solving Mental Processes

Several mental processes are at work during problem-solving. Among them are:

  • Perceptually recognizing the problem
  • Representing the problem in memory
  • Considering relevant information that applies to the problem
  • Identifying different aspects of the problem
  • Labeling and describing the problem

Problem-Solving Strategies

There are many ways to go about solving a problem. Some of these strategies might be used on their own, or you may decide to employ multiple approaches when working to figure out and fix a problem.

An algorithm is a step-by-step procedure that, by following certain "rules" produces a solution. Algorithms are commonly used in mathematics to solve division or multiplication problems. But they can be used in other fields as well.

In psychology, algorithms can be used to help identify individuals with a greater risk of mental health issues. For instance, research suggests that certain algorithms might help us recognize children with an elevated risk of suicide or self-harm.

One benefit of algorithms is that they guarantee an accurate answer. However, they aren't always the best approach to problem-solving, in part because detecting patterns can be incredibly time-consuming.

There are also concerns when machine learning is involved—also known as artificial intelligence (AI)—such as whether they can accurately predict human behaviors.

Heuristics are shortcut strategies that people can use to solve a problem at hand. These "rule of thumb" approaches allow you to simplify complex problems, reducing the total number of possible solutions to a more manageable set.

If you find yourself sitting in a traffic jam, for example, you may quickly consider other routes, taking one to get moving once again. When shopping for a new car, you might think back to a prior experience when negotiating got you a lower price, then employ the same tactics.

While heuristics may be helpful when facing smaller issues, major decisions shouldn't necessarily be made using a shortcut approach. Heuristics also don't guarantee an effective solution, such as when trying to drive around a traffic jam only to find yourself on an equally crowded route.

Trial and Error

A trial-and-error approach to problem-solving involves trying a number of potential solutions to a particular issue, then ruling out those that do not work. If you're not sure whether to buy a shirt in blue or green, for instance, you may try on each before deciding which one to purchase.

This can be a good strategy to use if you have a limited number of solutions available. But if there are many different choices available, narrowing down the possible options using another problem-solving technique can be helpful before attempting trial and error.

In some cases, the solution to a problem can appear as a sudden insight. You are facing an issue in a relationship or your career when, out of nowhere, the solution appears in your mind and you know exactly what to do.

Insight can occur when the problem in front of you is similar to an issue that you've dealt with in the past. Although, you may not recognize what is occurring since the underlying mental processes that lead to insight often happen outside of conscious awareness .

Research indicates that insight is most likely to occur during times when you are alone—such as when going on a walk by yourself, when you're in the shower, or when lying in bed after waking up.

How to Apply Problem-Solving Strategies in Real Life

If you're facing a problem, you can implement one or more of these strategies to find a potential solution. Here's how to use them in real life:

  • Create a flow chart . If you have time, you can take advantage of the algorithm approach to problem-solving by sitting down and making a flow chart of each potential solution, its consequences, and what happens next.
  • Recall your past experiences . When a problem needs to be solved fairly quickly, heuristics may be a better approach. Think back to when you faced a similar issue, then use your knowledge and experience to choose the best option possible.
  • Start trying potential solutions . If your options are limited, start trying them one by one to see which solution is best for achieving your desired goal. If a particular solution doesn't work, move on to the next.
  • Take some time alone . Since insight is often achieved when you're alone, carve out time to be by yourself for a while. The answer to your problem may come to you, seemingly out of the blue, if you spend some time away from others.

Obstacles to Problem-Solving

Problem-solving is not a flawless process as there are a number of obstacles that can interfere with our ability to solve a problem quickly and efficiently. These obstacles include:

  • Assumptions: When dealing with a problem, people can make assumptions about the constraints and obstacles that prevent certain solutions. Thus, they may not even try some potential options.
  • Functional fixedness : This term refers to the tendency to view problems only in their customary manner. Functional fixedness prevents people from fully seeing all of the different options that might be available to find a solution.
  • Irrelevant or misleading information: When trying to solve a problem, it's important to distinguish between information that is relevant to the issue and irrelevant data that can lead to faulty solutions. The more complex the problem, the easier it is to focus on misleading or irrelevant information.
  • Mental set: A mental set is a tendency to only use solutions that have worked in the past rather than looking for alternative ideas. A mental set can work as a heuristic, making it a useful problem-solving tool. However, mental sets can also lead to inflexibility, making it more difficult to find effective solutions.

How to Improve Your Problem-Solving Skills

In the end, if your goal is to become a better problem-solver, it's helpful to remember that this is a process. Thus, if you want to improve your problem-solving skills, following these steps can help lead you to your solution:

  • Recognize that a problem exists . If you are facing a problem, there are generally signs. For instance, if you have a mental illness , you may experience excessive fear or sadness, mood changes, and changes in sleeping or eating habits. Recognizing these signs can help you realize that an issue exists.
  • Decide to solve the problem . Make a conscious decision to solve the issue at hand. Commit to yourself that you will go through the steps necessary to find a solution.
  • Seek to fully understand the issue . Analyze the problem you face, looking at it from all sides. If your problem is relationship-related, for instance, ask yourself how the other person may be interpreting the issue. You might also consider how your actions might be contributing to the situation.
  • Research potential options . Using the problem-solving strategies mentioned, research potential solutions. Make a list of options, then consider each one individually. What are some pros and cons of taking the available routes? What would you need to do to make them happen?
  • Take action . Select the best solution possible and take action. Action is one of the steps required for change . So, go through the motions needed to resolve the issue.
  • Try another option, if needed . If the solution you chose didn't work, don't give up. Either go through the problem-solving process again or simply try another option.

You can find a way to solve your problems as long as you keep working toward this goal—even if the best solution is simply to let go because no other good solution exists.

Barriers to Effective Problem Solving

Learning how to effectively solve problems is difficult and takes time and continual adaptation. There are several common barriers to successful CPS, including:

  • Confirmation Bias: The tendency to only search for or interpret information that confirms a person’s existing ideas. People misinterpret or disregard data that doesn’t align with their beliefs.
  • Mental Set: People’s inclination to solve problems using the same tactics they have used to solve problems in the past. While this can sometimes be a useful strategy (see Analogical Thinking in a later section), it often limits inventiveness and creativity.
  • Functional Fixedness: This is another form of narrow thinking, where people become “stuck” thinking in a certain way and are unable to be flexible or change perspective.
  • Unnecessary Constraints: When people are overwhelmed with a problem, they can invent and impose additional limits on solution avenues. To avoid doing this, maintain a structured, level-headed approach to evaluating causes, effects, and potential solutions.
  • Groupthink: Be wary of the tendency for group members to agree with each other — this might be out of conflict avoidance, path of least resistance, or fear of speaking up. While this agreeableness might make meetings run smoothly, it can actually stunt creativity and idea generation, therefore limiting the success of your chosen solution.
  • Irrelevant Information: The tendency to pile on multiple problems and factors that may not even be related to the challenge at hand. This can cloud the team’s ability to find direct, targeted solutions.
  • Paradigm Blindness : This is found in people who are unwilling to adapt or change their worldview, outlook on a particular problem, or typical way of processing information. This can erode the effectiveness of problem solving techniques because they are not aware of the narrowness of their thinking, and therefore cannot think or act outside of their comfort zone.

According to Jaffa, the primary barrier of effective problem solving is rigidity. “The most common things people say are, ‘We’ve never done it before,’ or ‘We’ve always done it this way.’” While these feelings are natural, Jaffa explains that this rigid thinking actually precludes teams from identifying creative, inventive solutions that result in the greatest benefit. “The biggest barrier to creative problem solving is a lack of awareness – and commitment to – training employees in state-of-the-art creative problem-solving techniques,” Mattimore explains. “We teach our clients how to use ideation techniques (as many as two-dozen different creative thinking techniques) to help them generate more and better ideas. Ideation techniques use specific and customized stimuli, or ‘thought triggers’ to inspire new thinking and new ideas.” MacLeod adds that ineffective or rushed leadership is another common culprit. “We're always in a rush to fix quickly,” she says. “Sometimes leaders just solve problems themselves, making unilateral decisions to save time. But the investment is well worth it — leaders will have less on their plates if they can teach and eventually trust the team to resolve. Teams feel empowered and engagement and investment increases.”

Not all problems are successfully solved, however. What challenges stop us from successfully solving a problem? Albert Einstein once said, “Insanity is doing the same thing over and over again and expecting a different result.” Imagine a person in a room that has four doorways. One doorway that has always been open in the past is now locked. The person, accustomed to exiting the room by that particular doorway, keeps trying to get out through the same doorway even though the other three doorways are open. The person is stuck—but she just needs to go to another doorway, instead of trying to get out through the locked doorway. A mental set is where you persist in approaching a problem in a way that has worked in the past but is clearly not working now.  Functional fixedness is a type of mental set where you cannot perceive an object being used for something other than what it was designed for. During the Apollo 13 mission to the moon, NASA engineers at Mission Control had to overcome functional fixedness to save the lives of the astronauts aboard the spacecraft. An explosion in a module of the spacecraft damaged multiple systems. The astronauts were in danger of being poisoned by rising levels of carbon dioxide because of problems with the carbon dioxide filters. The engineers found a way for the astronauts to use spare plastic bags, tape, and air hoses to create a makeshift air filter, which saved the lives of the astronauts.

Researchers have investigated whether functional fixedness is affected by culture. In one experiment, individuals from the Shuar group in Ecuador were asked to use an object for a purpose other than that for which the object was originally intended. For example, the participants were told a story about a bear and a rabbit that were separated by a river and asked to select among various objects, including a spoon, a cup, erasers, and so on, to help the animals. The spoon was the only object long enough to span the imaginary river, but if the spoon was presented in a way that reflected its normal usage, it took participants longer to choose the spoon to solve the problem. (German & Barrett, 2005). The researchers wanted to know if exposure to highly specialized tools, as occurs with individuals in industrialized nations, affects their ability to transcend functional fixedness. It was determined that functional fixedness is experienced in both industrialized and nonindustrialized cultures (German & Barrett, 2005).

In order to make good decisions, we use our knowledge and our reasoning. Often, this knowledge and reasoning is sound and solid. Sometimes, however, we are swayed by biases or by others manipulating a situation. For example, let’s say you and three friends wanted to rent a house and had a combined target budget of $1,600. The realtor shows you only very run-down houses for $1,600 and then shows you a very nice house for $2,000. Might you ask each person to pay more in rent to get the $2,000 home? Why would the realtor show you the run-down houses and the nice house? The realtor may be challenging your anchoring bias. An anchoring bias occurs when you focus on one piece of information when making a decision or solving a problem. In this case, you’re so focused on the amount of money you are willing to spend that you may not recognize what kinds of houses are available at that price point.

The confirmation bias is the tendency to focus on information that confirms your existing beliefs. For example, if you think that your professor is not very nice, you notice all of the instances of rude behavior exhibited by the professor while ignoring the countless pleasant interactions he is involved in on a daily basis. This bias proves that first impressions do matter and that we tend to look for information to confirm our initial judgments of others.

Hindsight bias leads you to believe that the event you just experienced was predictable, even though it really wasn’t. In other words, you knew all along that things would turn out the way they did. Representative bias describes a faulty way of thinking, in which you unintentionally stereotype someone or something; for example, you may assume that your professors spend their free time reading books and engaging in intellectual conversation, because the idea of them spending their time playing volleyball or visiting an amusement park does not fit in with your stereotypes of professors.

Finally, the availability heuristic is a heuristic in which you make a decision based on an example, information, or recent experience that is that readily available to you, even though it may not be the best example to inform your decision . To use a common example, would you guess there are more murders or more suicides in America each year? When asked, most people would guess there are more murders. In truth, there are twice as many suicides as there are murders each year. However, murders seem more common because we hear a lot more about murders on an average day. Unless someone we know or someone famous takes their own life, it does not make the news. Murders, on the other hand, we see in the news every day. This leads to the erroneous assumption that the easier it is to think of instances of something, the more often that thing occurs.

Biases tend to “preserve that which is already established—to maintain our preexisting knowledge, beliefs, attitudes, and hypotheses” (Aronson, 1995; Kahneman, 2011). These biases are summarized in Table 2 below.

Why would the realtor show you the run-down houses and the nice house? The realtor may be challenging your anchoring bias. An anchoring bias occurs when you focus on one piece of information when making a decision or solving a problem. In this case, you’re so focused on the amount of money you are willing to spend that you may not recognize what kinds of houses are available at that price point.

The confirmation bias is the tendency to focus on information that confirms your existing beliefs. For example, if you think that your professor is not very nice, you notice all of the instances of rude behavior exhibited by the professor while ignoring the countless pleasant interactions he is involved in on a daily basis. This bias proves that first impressions do matter and that we tend to look for information to confirm our initial judgments of others.

Hindsight bias leads you to believe that the event you just experienced was predictable, even though it really wasn’t. In other words, you knew all along that things would turn out the way they did. Representative bias describes a faulty way of thinking, in which you unintentionally stereotype someone or something; for example, you may assume that your professors spend their free time reading books and engaging in intellectual conversation, because the idea of them spending their time playing volleyball or visiting an amusement park does not fit in with your stereotypes of professors.

Finally, the availability heuristic is a heuristic in which you make a decision based on an example, information, or recent experience that is that readily available to you, even though it may not be the best example to inform your decision . To use a common example, would you guess there are more murders or more suicides in America each year? When asked, most people would guess there are more murders. In truth, there are twice as many suicides as there are murders each year. However, murders seem more common because we hear a lot more about murders on an average day. Unless someone we know or someone famous takes their own life, it does not make the news. Murders, on the other hand, we see in the news every day. This leads to the erroneous assumption that the easier it is to think of instances of something, the more often that thing occurs.

Biases tend to “preserve that which is already established—to maintain our preexisting knowledge, beliefs, attitudes, and hypotheses” (Aronson, 1995; Kahneman, 2011). These biases are summarized in Table 2 below.

Let’s take a look at a five-step problem-solving process and how to combine it with proven problem-solving strategies. This will give you the tools and skills to solve even your most complex problems.

Good problem-solving is an essential part of the decision-making process . To see what a problem-solving process might look like in real life, let’s take a common problem for SaaS brands — decreasing customer churn rates.

To solve this problem, the company must first identify it. In this case, the problem is that the churn rate is too high. 

Next, they need to identify the root causes of the problem. This could be anything from their customer service experience to their email marketing campaigns. If there are several problems, they will need a separate problem-solving process for each one. 

Let’s say the problem is with email marketing — they’re not nurturing existing customers. Now that they’ve identified the problem, they can start using problem-solving strategies to look for solutions. 

This might look like coming up with special offers, discounts, or bonuses for existing customers. They need to find ways to remind them to use their products and services while providing added value. This will encourage customers to keep paying their monthly subscriptions.

They might also want to add incentives, such as access to a premium service at no extra cost after 12 months of membership. They could publish blog posts that help their customers solve common problems and share them as an email newsletter.

The company should set targets and a time frame in which to achieve them. This will allow leaders to measure progress and identify which actions yield the best results.

Perhaps you’ve got a problem you need to tackle. Or maybe you want to be prepared the next time one arises. Either way, it’s a good idea to get familiar with the five steps of problem-solving. 

Use this step-by-step problem-solving method with the strategies in the following section to find possible solutions to your problem.

1. Identify the problem

The first step is to know which problem you need to solve. Then, you need to find the root cause of the problem. 

The best course of action is to gather as much data as possible, speak to the people involved, and separate facts from opinions. 

Once this is done, formulate a statement that describes the problem. Use rational persuasion to make sure your team agrees .

2. Break the problem down 

Identifying the problem allows you to see which steps need to be taken to solve it. 

First, break the problem down into achievable blocks. Then, use strategic planning to set a time frame in which to solve the problem and establish a timeline for the completion of each stage.

3. Generate potential solutions

At this stage, the aim isn’t to evaluate possible solutions but to generate as many ideas as possible. 

Encourage your team to use creative thinking and be patient — the best solution may not be the first or most obvious one.

Use one or more of the different strategies in the following section to help come up with solutions — the more creative, the better.

4. Evaluate the possible solutions

Once you’ve generated potential solutions, narrow them down to a shortlist. Then, evaluate the options on your shortlist. 

There are usually many factors to consider. So when evaluating a solution, ask yourself the following questions:

  • Will my team be on board with the proposition?
  • Does the solution align with organizational goals ?
  • Is the solution likely to achieve the desired outcomes?
  • Is the solution realistic and possible with current resources and constraints?
  • Will the solution solve the problem without causing additional unintended problems?

5. Implement and monitor the solutions

Once you’ve identified your solution and got buy-in from your team, it’s time to implement it. 

But the work doesn’t stop there. You need to monitor your solution to see whether it actually solves your problem. 

Request regular feedback from the team members involved and have a monitoring and evaluation plan in place to measure progress.

If the solution doesn’t achieve your desired results, start this step-by-step process again.

There are many different ways to approach problem-solving. Each is suitable for different types of problems. 

The most appropriate problem-solving techniques will depend on your specific problem. You may need to experiment with several strategies before you find a workable solution.

1. Use a solution that worked before

It might seem obvious, but if you’ve faced similar problems in the past, look back to what worked then. See if any of the solutions could apply to your current situation and, if so, replicate them.

2. Brainstorming

The more people you enlist to help solve the problem, the more potential solutions you can come up with.

Use different brainstorming techniques to workshop potential solutions with your team. They’ll likely bring something you haven’t thought of to the table.

3. Work backward

Working backward is a way to reverse engineer your problem. Imagine your problem has been solved, and make that the starting point.

Then, retrace your steps back to where you are now. This can help you see which course of action may be most effective.

4. Use the Kipling method

This is a method that poses six questions based on Rudyard Kipling’s poem, “ I Keep Six Honest Serving Men .” 

  • What is the problem?
  • Why is the problem important?
  • When did the problem arise, and when does it need to be solved?
  • How did the problem happen?
  • Where is the problem occurring?
  • Who does the problem affect?

Answering these questions can help you identify possible solutions.

5. Draw the problem

Sometimes it can be difficult to visualize all the components and moving parts of a problem and its solution. Drawing a diagram can help.

This technique is particularly helpful for solving process-related problems. For example, a product development team might want to decrease the time they take to fix bugs and create new iterations. Drawing the processes involved can help you see where improvements can be made.

6. Use trial-and-error

A trial-and-error approach can be useful when you have several possible solutions and want to test them to see which one works best.

7. Sleep on it

Finding the best solution to a problem is a process. Remember to take breaks and get enough rest . Sometimes, a walk around the block can bring inspiration, but you should sleep on it if possible.

A good night’s sleep helps us find creative solutions to problems. This is because when you sleep, your brain sorts through the day’s events and stores them as memories. This enables you to process your ideas at a subconscious level. 

If possible, give yourself a few days to develop and analyze possible solutions. You may find you have greater clarity after sleeping on it. Your mind will also be fresh, so you’ll be able to make better decisions.

8. Get advice from your peers

Getting input from a group of people can help you find solutions you may not have thought of on your own. 

For solo entrepreneurs or freelancers, this might look like hiring a coach or mentor or joining a mastermind group. 

For leaders , it might be consulting other members of the leadership team or working with a business coach .

It’s important to recognize you might not have all the skills, experience, or knowledge necessary to find a solution alone. 

9. Use the Pareto principle

The Pareto principle — also known as the 80/20 rule — can help you identify possible root causes and potential solutions for your problems.

Although it’s not a mathematical law, it’s a principle found throughout many aspects of business and life. For example, 20% of the sales reps in a company might close 80% of the sales. 

You may be able to narrow down the causes of your problem by applying the Pareto principle. This can also help you identify the most appropriate solutions.

10. Add successful solutions to your toolkit

Every situation is different, and the same solutions might not always work. But by keeping a record of successful problem-solving strategies, you can build up a solutions toolkit. 

These solutions may be applicable to future problems. Even if not, they may save you some of the time and work needed to come up with a new solution.

Improving problem-solving skills is essential for professional development — both yours and your team’s. Here are some of the key skills of effective problem solvers:

  • Critical thinking and analytical skills
  • Communication skills , including active listening
  • Decision-making

And they see problems as opportunities. Everyone is born with problem-solving skills. But accessing these abilities depends on how we view problems. Effective problem-solvers see problems as opportunities to learn and improve.

Ready to work on your problem-solving abilities? Get started with these seven tips.

1. Build your problem-solving skills

One of the best ways to improve your problem-solving skills is to learn from experts. Consider enrolling in organizational training , shadowing a mentor , or working with a coach .

2. Practice

Practice using your new problem-solving skills by applying them to smaller problems you might encounter in your daily life. 

Alternatively, imagine problematic scenarios that might arise at work and use problem-solving strategies to find hypothetical solutions.

3. Don’t try to find a solution right away

Often, the first solution you think of to solve a problem isn’t the most appropriate or effective.

Instead of thinking on the spot, give yourself time and use one or more of the problem-solving strategies above to activate your creative thinking.

4. Ask for feedback

Receiving feedback is always important for learning and growth. Your perception of your problem-solving skills may be different from that of your colleagues. They can provide insights that help you improve. 

5. Learn new approaches and methodologies

There are entire books written about problem-solving methodologies if you want to take a deep dive into the subject. 

We recommend starting with “ Fixed — How to Perfect the Fine Art of Problem Solving ” by Amy E. Herman. 

6. Experiment

Tried-and-tested problem-solving techniques can be useful. However, they don’t teach you how to innovate and develop your own problem-solving approaches. 

Sometimes, an unconventional approach can lead to the development of a brilliant new idea or strategy. So don’t be afraid to suggest your most “out there” ideas.

7. Analyze the success of your competitors

Do you have competitors who have already solved the problem you’re facing? Look at what they did, and work backward to solve your own problem. 

For example, Netflix started in the 1990s as a DVD mail-rental company. Its main competitor at the time was Blockbuster. 

But when streaming became the norm in the early 2000s, both companies faced a crisis. Netflix innovated, unveiling its streaming service in 2007. 

If Blockbuster had followed Netflix’s example, it might have survived. Instead, it declared bankruptcy in 2010.

Otherwise, we risk either running away from our problems or headlong into solutions. When we do this, we might miss out on other, better options.

The Art of Problem-Solving: 4 Creative Strategies to Tackle Your Biggest Obstacles

Problems never stop.

To be alive means constant challenges, big and small. Life’s question for you is not, how can I avoid problems , but, how can I eat problems for breakfast? I’m sure you’re dealing with multiple problems today, from what to wear to how to find more clients, to last night’s fight with your partner.

It’s tempting to throw up your hands, but when you cultivate a growth mindset you can learn to love your problems . If knowledge is power, then these 4 creative problem-solving strategies will help you unlock your hidden strength.

3 Types of Problems

Problems come in three flavors:

  • Setbacks and failures: Why did my car break down? Why is company revenue down 20 percent? Why am I so tired all the time?
  • Goals: How can I attract 10 more clients this month? What’s the best way to clean out my garage? How can I convince him to date me?
  • Decisions: Should I move to Finland? Should I confront my boss? Leave the toxic relationship? Go to Dave’s pool party or Mel’s dinner? 

Rather than dump a bunch of problem-solving strategies in your lap, let’s look at four real-ish case studies and use them to illustrate our four new strategies. 

1. Six Thinking Hats

The scenario: You are an e-commerce solopreneur, and your startup teaches aspiring speakers how to book paid gigs with corporate clients. You launched this side hustle in 2017 but recently left your salaried job to take this business seriously. 

The problem: Revenue was $50,000 last year, but 2021 is off to a slow start; you sold zero training packages in January and February. You made the tough decision to let go of your one part-time employee. Your goal is to turn the ship around and double revenue to $100,000 by the end of the year.

The problem-solving strategy : Six Thinking Hats

Here you have a problem (flagging revenue) and a goal (sales target). Doubling revenue is ambitious even in a healthy economy, so a bold strategy and massive action is needed. 

You might be tempted to take immediate action and work twice as hard, but your efforts are more likely to succeed if you slow down . Thankfully, there are excellent frameworks for thinking methodically, and Six Thinking Hats is among the most reliable.

How it works : 

In 1985 Edward De Bono published Six Thinking Hats . In it, he observed that our brains can think in several different modes depending on our aims. In this moment, we might use deduction to figure out why the lawnmower won’t start. Later, we might design a more reliable engine. That night, you imagine hiring a gardener.

De Bono organized thinking styles into six categories, represented by colored hats:

Blue hat : One hat to rule them all! This exercise can be done in groups or alone. It starts with the imaginary blue hat, which calls for high-level leadership thinking. We clarify: what’s the problem (revenue is down); what’s our goal (earn $100,000); and what is our first priority?

White hat : Just the facts, ma’am . Here we stick to logical, fact-based thinking. We review key performance indicators and note: 

  • First-quarter 2021 revenue was only $3,000, down 71%.
  • Paradoxically, website visits increased 38% because of massive new search engine traffic to two blog posts.
  • The lion’s share of our sales comes from email marketing , but very few blog readers (1%) subscribe.
  • Many new visitors are arriving from the U.K. and Australia.

Green hat : There are no dumb ideas . Green is the creative hat. In this phase, we brainstorm new or “crazy” ideas, seek elegant solutions, alternatives and opportunities. As a solopreneur, you do this alone, and here’s what comes up:

  • What if we create a new offer for website visitors arriving at our two most popular blog posts to capture more subscribers?
  • What if we create a new offer for visitors from the U.K. and Australia?
  • What if we host more free workshops to build trust?
  • What if we created pre-recorded courses instead of live webinars?

Yellow hat : The future is bright . This is the optimist hat; while wearing it, you imagine all potential benefits tied to Green Hat ideas.

  • If we increase our email subscriber rate from 1% to just 2%, we could capture 150 additional leads each month just from our top two blog posts.
  • If we create a special offer for British and Australian visitors, we could sign five new clients per month.
  • Our last free webinar recruited 95 new hot leads. Repeat this and we could create five to 10 new clients per month.
  • Adding pre-recorded content to our service lineup means passive, recurring revenue, with fewer expenses. This could mean $3,000 in new revenue monthly or one-third of our $100,000 goal.

Red hat : Go with your gut . Under this hat, you’re free to explore feelings and hunches, fears and excitement. 

  • You sense that your ideal clients are those who experienced your training live before making a purchase.
  • Your gut says email marketing has huge potential if only you’d double your efforts here.
  • You feel that chasing customers from overseas will be fruitless.
  • You believe that creating on-demand virtual training courses will be popular, but you fear that hiring a video editor and web designer will eat up profits.

Black hat : Danger, Will Robinson . This is the cap of caution, the sombrero of sober thought. Careful entrepreneurs ask, “What could go wrong?” then act to manage risks. We note:

  • Hosting free workshops requires time and money with no guarantee of sales.
  • Getting better at email marketing means switching to paid plans for both Mailchimp and pop-up software. Can we cut costs elsewhere?
  • You’re not sure about how your trainers will feel about turning their recorded sessions into on-demand products—or whether you can do that without getting sued. Let’s talk to our lawyer.

This process should be done on paper, and you only need to spend two to five minutes under each hat. The Six Thinking Hats method forces disciplined thinking and delivers better decisions, faster. 

When using it in a group, it will help you sidestep adversarial thinking, where each person entrenches on a side. This process won’t feel natural at first, so practice.

Strategy 2: The McKinsey Method, Featuring the Issue Tree

The scenario : You recently left a teaching job to become a financial coach , and you’re wondering how to find clients.

The problem : You had a crop of clients when you launched early last year, but the pipeline dried up, and you’re struggling with monthly bills. Half your clients continue to return, but the other half disappear without warning.

The problem-solving strategy : The McKinsey Method and Issue Tree

In this scenario, you again have a problem—lack of clients—and an opportunity to set a goal. You look at your monthly budget and see that by signing only two new clients per month, you can not only cover your expenses, but also stash some cash. 

This is a complicated challenge because there are many potential causes and solutions. We need to approach it with a framework that is efficient and thorough.

How it works :

Global consulting firm McKinsey & Co. has worked with top companies worldwide since 1926 to solve their most intractable problems. Naturally, its people have to be exceptional problem solvers. Lucky for us, many of them have pulled back the curtain to share their methods. 

Step 1: Generate a hypothesis. The McKinsey method starts by formulating a hypothesis about the problem using our intuition. In this scenario, we guess that we’re not seeing the number of clients we want because we’re not generating nearly enough leads. And we’re not attracting the type of clients we want because we’re talking to the wrong leads . Now we have some ideas we can test with hard data.

Step 2: Create a map of the problem. Solving a problem like this requires a complete picture of all of its facets. The Issue Tree (or Logic Tree) is the perfect tool for mapping out the challenge at hand. It will guide your research and prevent you from stumbling down dead-end alleys. It will help you identify the most likely cause and solutions, and move to action quickly. 

You can use any free mind mapping tool to create issue trees. I like Mindmeister . An issue tree looks like this:

A good issue tree is MECE: mutually exclusive and collectively exhaustive. Don’t sweat the jargon—all this means is that the issue tree should capture all facets of the problem and that none of the boxes overlap.

In our scenario, we might start like this:

The blue box captures the problem concisely, and it’s also a testable hypothesis. The four white boxes break the problem into smaller parts, and each is a separate issue that doesn’t overlap with any other. In other words, the four boxes together should be a complete map of all the root causes of this problem.

Going deeper, your issue tree could expand like this:

Breaking a large, nebulous problem into smaller parts like this makes it much easier to solve. This will also let us focus on the highest value tasks first. And what are those? 

  • Limiting beliefs : This coach has some unhelpful beliefs about what he’s worth, and about making sales calls . 
  • Lack of focus : Our coach seems to be trying to do too much—generating leads by phone, email and Instagram. It’s possible to do all these well, but if none of these marketing channels is delivering leads, it makes sense to laser-focus on just one until you create a reliable system that works.
  • Wasting resources : We know that activity does not equal effectiveness. It’s possible for a coach to generate hordes of leads, and have them convert into clients at a high rate, but if the pipeline is filled with less-than-ideal clients, you won’t enjoy your work , build your personal brand or see high-quality referrals. 

Step 3: Develop an action plan. Which bucket of issues is most pressing? Nine times out of 10, the greatest gains come from a change in mindset. The limit to any business is the leader, and until these limiting beliefs are addressed, problems will persist. Perhaps he should hire a coach of his own?

Many coach schools also say that the No. 1 determinant of a coach’s success is to own a niche . This coach should get clear on his ideal client and not work with anyone else.

Now, create a list of concrete actions you can take, then start implementing them one at a time.

Strategy 3: Fishbone Diagrams

The scenario : You’re Elon Musk and it’s Aug. 4, 2008. Your third Falcon 1 rocket just crashed into the ocean.

The problem : SpaceX needs to demonstrate the viability of its rocket technology to secure crucial new investment, but only has cash for one more launch. The previous three launches failed. This fourth launch has to work. 

The problem-solving strategy : The fishbone diagram

Also called the Ishikawa diagram , after its creator, this problem-solving strategy has been used since the 1960s by companies like Toyota and Mazda not only to root out product defects, but also to invent new blockbuster products. It’s used within lean manufacturing, Six Sigma, and other techniques. 

A fishbone diagram visually organizes a problem so you can see its root causes. Like the issue tree, it’s a structured way of thinking that aims to leave no stones unturned. It looks like a fish skeleton, hence the name:

I use Miro’s handy template to create fishbone diagrams using a free account. Note: I have no idea if SpaceX used this strategy to understand its problem; this is for illustration purposes only.

Step 1: Clearly define the problem . Here, SpaceX has an obvious but complex problem: its expensive rockets aren’t making it safely to space. 

Step 2: Group causes of the problem into categories . Normally, we want at least two, but no more than six categories. Appropriate here are the 5 M’s of manufacturing here: M an (people), M achine, M aterial, M ethod, M easurement.

Step 3: Identify specific causes of the problem .

The first Falcon 1 rocket crashed because a fuel line leak caused a fire. The post-mortem showed that a single nut failed because of corrosion from saltwater. Terrible luck. This falls into the materials category.

The second, redesigned rocket used stainless steel instead of aluminum nuts to avoid corrosion, and upgraded software ( measurement ). The launch started well, but to vastly oversimplify, the bottom half of the rocket was spinning quicker than expected (a problem of methods ), and the liquid oxygen fuel was splashing around too much (a problem of the design of the machine ), and the rocket plummeted back to earth.

The next rocket performed almost flawlessly, except that the two stages bumped each other during separation—this time because the halves separated too soon. A delay of one or two seconds could have ensured success ( methods , again).

Here’s what Musk’s basic fishbone might have looked like:

Step 4: Plan and implement solutions . The SpaceX team looks at all root causes of previous failures and determines that only a simple timing delay would be necessary. In reality, they were right: Falcon 1’s fourth flight became a triumphant milestone in spaceflight history and a $74 billion-dollar company.

Strategy 4: OOC/EMR

The scenario : You are employed full time at the bank and also have a side hustle: an e-commerce store that sells retro video game systems.

The problem : Essentially, should I quit my day job? You’re bored to tears of cashing checks day in and day out, and know your 9-to-5 days are numbered. But you also like the lifestyle that your salary pays for: weekly dinner and drinks… lease payments on your Audi… the waterfront condo. Can you make the leap with minimal austerity measures?

The problem-solving strategy : OOC/EMR .

It’s a cumbersome acronym developed by Tony Robbins , but this strategy’s effectiveness is unquestionable. It stands for:

O: Get clear on your outcomes

O: Know your options

C: Assess possible consequences

E: Evaluate your options

M: Mitigate the damage

R: Resolve to act on your chosen option

Sometimes a problem is a major life decision , and choosing one path over another can create ripples decades into your future. Choose wisely. Sure, you can check with your gut or ask friends, but a systematic approach wins every time. 

Step 1: Get clear on your outcomes . What do you truly want? You decide that: 

  • Covering your $1,800 monthly mortgage is non-negotiable; you love your home. 
  • Becoming your own boss is a powerful enticement. Each day you love your job less, and ideally want to quit by December 31.
  • You would love to maintain your lifestyle, but are willing to tighten your belt when it comes to entertainment and vacations.

Step 2: Know your options . As Tony Robbins says, “Write down all of your options, including those that initially may sound far-fetched. Remember: One option is no choice. Two options is a dilemma. Three options is a choice.” 

  • Option 1 : Give notice to your employer today; burn the boats.
  • Option 2 : Resolve to quit no later than December 31, six months from today, and hope for the best.
  • Option 3 : Maintain your day job until you are consistently generating $3,000 per month from your e-commerce venture, and make up the shortfall from your savings.
  • Option 4 : Stay at the bank until your business can replace your salary dollar-for-dollar.

Step 3: Assess possible consequences . For every action, there is an equal and opposite reaction. Let’s look at the pros and cons:

  • Option 1 : Quit today, and you’d enjoy that freedom you’ve been craving. However, you might run out of money in six months, and alienate your bosses—not smart if you ever need to return. 
  • Option 2 : Hanging out at the bank until the end of the year would help you feel more secure in transitioning full-time to entrepreneurship. It might also make you miserable.
  • Option 3 : Leaving the bank only when your business can pay you $3,000 monthly feels safe, but you worry it could take another couple of years to get there. You’d have to pass up some exciting business opportunities.
  • Option 4 : Sticking to the cubicle until your business income matches your salary means your lifestyle wouldn’t suffer at all. It may also mean that you’re stuck with the suit and tie for another decade. 

Step 4: Evaluate your options . 

Now we know our options and their consequences. It’s time to scrutinize them more closely and rank them.

Robbins suggests asking:

  • How important (on a scale of 0–10) is each upside/downside in terms of meeting my outcomes?
  • What is the probability (0–100%) that the upside/downside will occur?

You immediately eliminate Option 1 (quit today) because you don’t want to leave your team hanging and because you want to leave this bridge unburnt, on the off-chance that you need to return to work (a 25% chance, you estimate).

You also reject Option 4 , because it’s far too open-ended. You need a hard deadline to work toward, and you know that building the business you imagine will require your full-time effort sooner rather than later. No risk, no reward.

Feeling comfortable with your decision ranks high on your priority list (8 out of 10), and another six months to prepare, save and work hard on your business will give you that feeling. And you like the external motivation of the December 31 deadline. However, you’re 95% certain you’d have a sizeable hole in your personal budget. Option 2 is problematic but still viable.

Option 3 , to transition from job to business only when your business income reaches $3,000 per month is also enticing. It’s important you maintain at least a few of your creature comforts (10 out of 10), and this money, supplemented by your savings, would let you do that. But you know yourself, and fear that an open-ended deadline like this will lead to procrastination and more drudgery at the bank. Avoiding this is a must for you. 

Step 5: Mitigate the damage.

Only options two and three remain. Is there a way to soften the risks in each? Hmm, how could we cover that pesky budget shortfall? Could you get another paying side hustle, perhaps social media marketing? A bartending job? Sure.

And that open-ended deadline—could you close it? What if you said, “OK, I’ll work at the bank for absolutely no longer than 12 months, or until my business pays me $3,000 per month, whichever comes first”? This feels like a great compromise.

Suddenly, because you used this problem-solving tool, you see a fifth option.

Option 5: Work at the bank part time . You’re unsure your boss will agree, but you can only ask. That would pay you $2,000 a month, plus the $1,000 from your retro gaming e-commerce store, and the shortfall you can cover from your savings for at least a year. Plus, there’s no need to wait six to 12 months to get serious about your side hustle.

Step 6: Resolve to act on your chosen option. 

You decide to make a convincing case to your boss tomorrow for part-time work. Your contingency plan is to seek out another part-time job that would let you quit the bank. This would allow you to dedicate 20 additional hours weekly to your business right away, maintain your lifestyle and feel like a decision-making genius. 

Most importantly, it helps you achieve all of your outcomes from Step 1. Good job, hustler.

Problems Never Stop

When you finally get to a place where your problems stop, it means you are dead. Until then, why waste energy trying to sidestep the inevitable? A much better use of your time is to learn some proven, methodical strategies to beat any challenge. Those above are only four among many.

Just know that the best strategy will fail if you adopt the wrong mindset. According to Ken Watanabe, author of the wildly popular children’s-slash-business book, Problem Solving 101 , you’ll have a heck of a tough time if you:

  • Feel sorry for yourself, give up, or fear failure.
  • Spend your time criticizing and being negative.
  • Act like a dreamer, with your head in the clouds, never taking action.
  • Execute without stopping to think in a structured way.

I would add that mastering problem-solving requires a growth mindset, the spirit of which Thomas Edison captured perfectly when he said, “I have not failed 10,000 times. I have successfully found 10,000 ways that won’t work.”

Not all problems are successfully solved, however. What challenges stop us from successfully solving a problem? Albert Einstein once said, “Insanity is doing the same thing over and over again and expecting a different result.” Imagine a person in a room that has four doorways. One doorway that has always been open in the past is now locked. The person, accustomed to exiting the room by that particular doorway, keeps trying to get out through the same doorway even though the other three doorways are open. The person is stuck—but she just needs to go to another doorway, instead of trying to get out through the locked doorway. A mental set is where you persist in approaching a problem in a way that has worked in the past but is clearly not working now.

Functional fixedness is a type of mental set where you cannot perceive an object being used for something other than what it was designed for. Duncker (1945) conducted foundational research on functional fixedness. He created an experiment in which participants were given a candle, a book of matches, and a box of thumbtacks. They were instructed to use those items to attach the candle to the wall so that it did not drip wax onto the table below. Participants had to use functional fixedness to solve the problem (Figure 1). During the Apollo 13 mission to the moon, NASA engineers at Mission Control had to overcome functional fixedness to save the lives of the astronauts aboard the spacecraft. An explosion in a module of the spacecraft damaged multiple systems. The astronauts were in danger of being poisoned by rising levels of carbon dioxide because of problems with the carbon dioxide filters. The engineers found a way for the astronauts to use spare plastic bags, tape, and air hoses to create a makeshift air filter, which saved the lives of the astronauts.

Researchers have investigated whether functional fixedness is affected by culture. In one experiment, individuals from the Shuar group in Ecuador were asked to use an object for a purpose other than that for which the object was originally intended. For example, the participants were told a story about a bear and a rabbit that were separated by a river and asked to select among various objects, including a spoon, a cup, erasers, and so on, to help the animals. The spoon was the only object long enough to span the imaginary river, but if the spoon was presented in a way that reflected its normal usage, it took participants longer to choose the spoon to solve the problem. (German & Barrett, 2005). The researchers wanted to know if exposure to highly specialized tools, as occurs with individuals in industrialized nations, affects their ability to transcend functional fixedness. It was determined that functional fixedness is experienced in both industrialized and nonindustrialized cultures (German & Barrett, 2005).

In order to make good decisions, we use our knowledge and our reasoning. Often, this knowledge and reasoning is sound and solid. Sometimes, however, we are swayed by biases or by others manipulating a situation. For example, let’s say you and three friends wanted to rent a house and had a combined target budget of $1,600. The realtor shows you only very run-down houses for $1,600 and then shows you a very nice house for $2,000. Might you ask each person to pay more in rent to get the $2,000 home? Why would the realtor show you the run-down houses and the nice house? The realtor may be challenging your anchoring bias. An anchoring bias occurs when you focus on one piece of information when making a decision or solving a problem. In this case, you’re so focused on the amount of money you are willing to spend that you may not recognize what kinds of houses are available at that price point.

The confirmation bias is the tendency to focus on information that confirms your existing beliefs. For example, if you think that your professor is not very nice, you notice all of the instances of rude behavior exhibited by the professor while ignoring the countless pleasant interactions he is involved in on a daily basis. This bias proves that first impressions do matter and that we tend to look for information to confirm our initial judgments of others.

Hindsight bias leads you to believe that the event you just experienced was predictable, even though it really wasn’t. In other words, you knew all along that things would turn out the way they did. Representative bias describes a faulty way of thinking, in which you unintentionally stereotype someone or something; for example, you may assume that your professors spend their free time reading books and engaging in intellectual conversation, because the idea of them spending their time playing volleyball or visiting an amusement park does not fit in with your stereotypes of professors.

Finally, the availability heuristic is a heuristic in which you make a decision based on an example, information, or recent experience that is readily available to you, even though it may not be the best example to inform your decision . To use a common example, would you guess there are more murders or more suicides in America each year? When asked, most people would guess there are more murders. In truth, there are twice as many suicides as there are murders each year. However, murders seem more common because we hear a lot more about murders on an average day. Unless someone we know or someone famous takes their own life, it does not make the news. Murders, on the other hand, we see in the news every day. This leads to the erroneous assumption that the easier it is to think of instances of something, the more often that thing occurs.

The ideal process is to thoroughly analyze the new challenge, identify the key similarities and differences versus the past case, adapt the old solution as needed to align with the current context, and then pilot it carefully before full implementation.

An example is using this technique after a technical process failure – the team would systematically detail What failed, Where/When did it fail, How it failed (sequence of events), Who was involved, and Why it likely failed before exploring preventative solutions.

However, the limitation is that it focuses heavily on autopsying the past versus innovating improved future solutions.

An example is tracing back from a server outage, through the cascade of infrastructure failures that led to it finally terminating at the initial script error that triggered the crisis. This root cause would then inform the preventative measure.

The problem-solving process starts with identifying the problem. This step involves understanding the issue’s nature, its scope, and its impact. Once the problem is clearly defined, it sets the foundation for finding effective solutions.

Identifying the problem is crucial. It means figuring out exactly what needs fixing. This involves looking at the situation closely, understanding what’s wrong, and knowing how it affects things. It’s about asking the right questions to get a clear picture of the issue. 

This step is important because it guides the rest of the problem-solving process. Without a clear understanding of the problem, finding a solution is much harder. It’s like diagnosing an illness before treating it. Once the problem is identified accurately, you can move on to exploring possible solutions and deciding on the best course of action.

Coming up with potential solutions is the third step in the problem-solving process. It involves brainstorming various options to address the problem, considering creativity and feasibility to find the best approach.

After breaking down the problem, it’s time to think of ways to solve it. This stage is about brainstorming different solutions. You look at the smaller issues you’ve identified and start thinking of ways to fix them. This is where creativity comes in. 

You want to come up with as many ideas as possible, no matter how out-of-the-box they seem. It’s important to consider all options and evaluate their pros and cons. This process allows you to gather a range of possible solutions. 

Later, you can narrow these down to the most practical and effective ones. This step is crucial because it sets the stage for deciding on the best solution to implement. It’s about being open-minded and innovative to tackle the problem effectively.

Step 4: Analyze the possible solutions

Analyzing the possible solutions is the fourth step in the problem-solving process. It involves evaluating each proposed solution’s advantages and disadvantages to determine the most effective and feasible option.

After coming up with potential solutions, the next step is to analyze them. This means looking closely at each idea to see how well it solves the problem. You weigh the pros and cons of every solution.

Consider factors like cost, time, resources, and potential outcomes. This analysis helps in understanding the implications of each option. It’s about being critical and objective, ensuring that the chosen solution is not only effective but also practical.

This step is vital because it guides you towards making an informed decision. It involves comparing the solutions against each other and selecting the one that best addresses the problem.

Step 5: Implement and Monitor the Solutions

Implementing and monitoring the solutions is the final step in the problem-solving process. It involves putting the chosen solution into action and observing its effectiveness, making adjustments as necessary.

Once you’ve selected the best solution, it’s time to put it into practice. This step is about action. You implement the chosen solution and then keep an eye on how it works. Monitoring is crucial because it tells you if the solution is solving the problem as expected. 

If things don’t go as planned, you may need to make some changes. This could mean tweaking the current solution or trying a different one. The goal is to ensure the problem is fully resolved. 

This step is critical because it involves real-world application. It’s not just about planning; it’s about doing and adjusting based on results. By effectively implementing and monitoring the solutions, you can achieve the desired outcome and solve the problem successfully.

How can we change this? First, believe that you can grow and learn from challenges. Think of your brain as a muscle that gets stronger every time you use it. Groupthink is like everyone in a group deciding to wear the same outfit without asking why. It’s a challenge in problem-solving. It means making decisions just because everyone else agrees, without really thinking it through. 

How can we avoid this? First, encourage everyone in the group to share their ideas, even if they’re different. It’s like inviting everyone to show their unique style of clothes. 

Listen to all opinions and discuss them. It’s okay to disagree; it helps us think of better solutions. Also, sometimes, ask someone outside the group for their thoughts. They might see something everyone in the group missed.

When life is going well, we think positively and we make healthy choices in our day-to-day lives. But when we are overwhelmed, struggling with negative, self-limiting thoughts or maladaptive habits or behaviors, life can seem unmanageable and out of control.

In my work as a clinical psychologist, I use this three-legged table to help my patients find clarity, support, and healing. There are times in our lives when it is critical that we pause, reflect, and try to understand what is going on in our bodies and minds. My three-legged table provides a means of doing just that. It has helped thousands of people understand their problems, and it can help you too. Here’s how it works.

Gaining an awareness of how problems manifest

Every problem we have in life manifests in three possible ways—physical symptoms, negative thoughts (cognitions), and maladaptive, negative behaviors. We can examine how our problems show up and play out in our lives by identifying our physical symptoms, and maladaptive thoughts and behaviors. With these insights and awareness, we can seek the support we need to address what’s happening and start to make positive changes.

A closer look at symptoms

Let’s start with physical symptoms—the first leg of our three-legged table. A number of physical symptoms are triggered by our emotions. Anxiety , for example, is often accompanied by a number of distressing physical symptoms , including headaches, gastrointestinal problems, muscle tension, fatigue, and a racing heart, to name a few. Insomnia , another troubling physical symptom, is also often tied to emotions.

Moving along to the second leg of our table, our problems also manifest as negative, unhealthy thoughts or cognitions. We internalize past hurts and ingrained negative beliefs about how the world works, and our sense of worth in the world.

In low self-esteem , we often develop negative thoughts, which lead to self-depreciation, feelings of hopelessness or worthlessness, and negative thoughts about our abilities, relationships, the world, and opportunities.

Onward to leg number three—maladaptive choices, patterns, and behaviors. Often, we distract or self-soothe with any number of unhealthy, maladaptive behaviors and habits —from eating too much, eating too little, sleeping too much or too little, relying on alcohol and drugs to numb physical symptoms or escape negative thoughts to angry outbursts, self-sabotage , procrastination , self-harm , inflicting or tolerating abuse, mismanaging money, gambling or shopping addictions, staying in a job we dislike, and many more unhealthy behaviors.

Putting the table to use

Whatever is troubling you, put your problem on the top of this three-legged table It can be used for work struggles, low self-esteem, becoming a caregiver to children or elderly parents, relationship troubles, inter-personal conflicts, anger , medical conditions, addictions (like food, alcohol, shopping, and gambling), chronic pain , money concerns, depression , anxiety: anything.

Mired in day-to-day physical symptoms, negative thoughts, and unhealthy patterns, we can feel overwhelmed and helpless. When we are stuck, awareness is the first step to creating positive change.

We can use the three-legged table to gain insight and awareness of the connections between our problems and symptoms, negative thoughts, and maladaptive behaviors. By identifying our symptoms in all three categories (legs), we can begin to address them effectively.

Seeking expert interventions

Most of us are comfortable seeking medical interventions for our physical symptoms, but less aware of what to do about our negative thoughts and maladaptive behaviors. Here, seeking therapy , and working with a mental health professional can be of great assistance in both healing and growth.

Cognitive Behavioural Therapy (CBT), for example, is a solutions-based form of therapy that addresses maladaptive thoughts by challenging and reframing the cognitive distortions and thoughts we hold onto. It also facilitates positive changes by slowly shifting maladaptive behaviors, choices, and habits to healthier, more adaptive ones.

With a deeper understanding and awareness of how problems manifest and play out, we are better able to navigate life’s challenges. We owe it to ourselves to pay attention to our physical and mental health and to create positive change where change is needed.

The first step to positive change—and to addressing our physical symptoms and troublesome thoughts and behaviors—is awareness. With this awareness, we can begin to create positive changes that tackle our problems head-on.

Put your problems on the table

You can work on building awareness when you are struggling or feeling overwhelmed by:

  • Listing your troubling physical/physiological symptoms, negative thoughts, and maladaptive behaviors, choices, and patterns
  • Thinking about the areas of your life where you would like to create positive change
  • Making a commitment to yourself to reach out and find the supports you need to address your physical symptoms, negative thoughts, and behaviors
  • Bringing in the resources you need to address problematic thoughts and behaviors and address your physical symptoms

The Problem-Solving Process

Looking at the basic problem-solving process to help keep you on the right track.

Problem-solving is an important part of planning and decision-making. The process has much in common with the decision-making process, and in the case of complex decisions, can form part of the process itself.

We face and solve problems every day, in a variety of guises and of differing complexity. Some, such as the resolution of a serious complaint, require a significant amount of time, thought and investigation. Others, such as a printer running out of paper, are so quickly resolved they barely register as a problem at all.

Despite the everyday occurrence of problems, many people lack confidence when it comes to solving them, and as a result may chose to stay with the status quo rather than tackle the issue. Broken down into steps, however, the problem-solving process is very simple. While there are many tools and techniques available to help us solve problems, the outline process remains the same.

The main stages of problem-solving are outlined below, though not all are required for every problem that needs to be solved.

1. Define the Problem

Clarify the problem before trying to solve it. A common mistake with problem-solving is to react to what the problem appears to be, rather than what it actually is. Write down a simple statement of the problem, and then underline the key words. Be certain there are no hidden assumptions in the key words you have underlined. One way of doing this is to use a synonym to replace the key words. For example, ‘We need to encourage higher productivity ’ might become ‘We need to promote superior output ’ which has a different meaning.

2. Analyze the Problem

Ask yourself, and others, the following questions.

  • Where is the problem occurring?
  • When is it occurring?
  • Why is it happening?

Be careful not to jump to ‘who is causing the problem?’. When stressed and faced with a problem it is all too easy to assign blame. This, however, can cause negative feeling and does not help to solve the problem. As an example, if an employee is underperforming, the root of the problem might lie in a number of areas, such as lack of training, workplace bullying or management style. To assign immediate blame to the employee would not therefore resolve the underlying issue.

Once the answers to the where, when and why have been determined, the following questions should also be asked:

  • Where can further information be found?
  • Is this information correct, up-to-date and unbiased?
  • What does this information mean in terms of the available options?

3. Generate Potential Solutions

When generating potential solutions it can be a good idea to have a mixture of ‘right brain’ and ‘left brain’ thinkers. In other words, some people who think laterally and some who think logically. This provides a balance in terms of generating the widest possible variety of solutions while also being realistic about what can be achieved. There are many tools and techniques which can help produce solutions, including thinking about the problem from a number of different perspectives, and brainstorming, where a team or individual write as many possibilities as they can think of to encourage lateral thinking and generate a broad range of potential solutions.

4. Select Best Solution

When selecting the best solution, consider:

  • Is this a long-term solution, or a ‘quick fix’?
  • Is the solution achievable in terms of available resources and time?
  • Are there any risks associated with the chosen solution?
  • Could the solution, in itself, lead to other problems?

This stage in particular demonstrates why problem-solving and decision-making are so closely related.

5. Take Action

In order to implement the chosen solution effectively, consider the following:

  • What will the situation look like when the problem is resolved?
  • What needs to be done to implement the solution? Are there systems or processes that need to be adjusted?
  • What will be the success indicators?
  • What are the timescales for the implementation? Does the scale of the problem/implementation require a project plan?
  • Who is responsible?

Once the answers to all the above questions are written down, they can form the basis of an action plan.

6. Monitor and Review

One of the most important factors in successful problem-solving is continual observation and feedback. Use the success indicators in the action plan to monitor progress on a regular basis. Is everything as expected? Is everything on schedule? Keep an eye on priorities and timelines to prevent them from slipping.

If the indicators are not being met, or if timescales are slipping, consider what can be done. Was the plan realistic? If so, are sufficient resources being made available? Are these resources targeting the correct part of the plan? Or does the plan need to be amended? Regular review and discussion of the action plan is important so small adjustments can be made on a regular basis to help keep everything on track.

Once all the indicators have been met and the problem has been resolved, consider what steps can now be taken to prevent this type of problem recurring? It may be that the chosen solution already prevents a recurrence, however if an interim or partial solution has been chosen it is important not to lose momentum.

Problems, by their very nature, will not always fit neatly into a structured problem-solving process. This process, therefore, is designed as a framework which can be adapted to individual needs and nature.

4 Main problem-solving strategies

In Psychology, you get to read about a ton of therapies. It’s mind-boggling how different theorists have looked at human nature differently and have come up with different, often somewhat contradictory, theoretical approaches.

Yet, you can’t deny the kernel of truth that’s there in all of them. All therapies, despite being different, have one thing in common- they all aim to solve people’s problems. They all aim to equip people with problem-solving strategies to help them deal with their life problems.

Problem-solving is really at the core of everything we do. Throughout our lives, we’re constantly trying to solve one problem or another. When we can’t, all sorts of psychological problems take hold. Getting good at solving problems is a fundamental life skill.

Problem-solving stages

What problem-solving does is take you from an initial state (A) where a problem exists to a final or goal state (B), where the problem no longer exists.

To move from A to B, you need to perform some actions called operators. Engaging in the right operators moves you from A to B. So, the stages of problem-solving are:

  • Initial state

The problem itself can either be well-defined or ill-defined. A well-defined problem is one where you can clearly see where you are (A), where you want to go (B), and what you need to do to get there (engaging the right operators).

For example, feeling hungry and wanting to eat can be seen as a problem, albeit a simple one for many. Your initial state is hunger (A) and your final state is satisfaction or no hunger (B). Going to the kitchen and finding something to eat is using the right operator.

In contrast, ill-defined or complex problems are those where one or more of the three problem solving stages aren’t clear. For example, if your goal is to bring about world peace, what is it exactly that you want to do?

It’s been rightly said that a problem well-defined is a problem half-solved. Whenever you face an ill-defined problem, the first thing you need to do is get clear about all the three stages.

Often, people will have a decent idea of where they are (A) and where they want to be (B). What they usually get stuck on is finding the right operators.

Initial theory in problem-solving

When people first attempt to solve a problem, i.e. when they first engage their operators, they often have an initial theory of solving the problem. As I mentioned in my article on overcoming challenges for complex problems, this initial theory is often wrong.

But, at the time, it’s usually the result of the best information the individual can gather about the problem. When this initial theory fails, the problem-solver gets more data, and he refines the theory. Eventually, he finds an actual theory i.e. a theory that works. This finally allows him to engage the right operators to move from A to B.

Problem-solving strategies

These are operators that a problem solver tries to move from A to B. There are several problem-solving strategies but the main ones are:

  • Trial and error

1. Algorithms

When you follow a step-by-step procedure to solve a problem or reach a goal, you’re using an algorithm. If you follow the steps exactly, you’re guaranteed to find the solution. The drawback of this strategy is that it can get cumbersome and time-consuming for large problems.

Say I hand you a 200-page book and ask you to read out to me what’s written on page 100. If you start from page 1 and keep turning the pages, you’ll eventually reach page 100. There’s no question about it. But the process is time-consuming. So instead you use what’s called a heuristic.

2. Heuristics

Heuristics are rules of thumb that people use to simplify problems. They’re often based on memories from past experiences. They cut down the number of steps needed to solve a problem, but they don’t always guarantee a solution. Heuristics save us time and effort if they work.

You know that page 100 lies in the middle of the book. Instead of starting from page one, you try to open the book in the middle. Of course, you may not hit page 100, but you can get really close with just a couple of tries.

If you open page 90, for instance, you can then algorithmically move from 90 to 100. Thus, you can use a combination of heuristics and algorithms to solve the problem. In real life, we often solve problems like this.

When police are looking for suspects in an investigation, they try to narrow down the problem similarly. Knowing the suspect is 6 feet tall isn’t enough, as there could be thousands of people out there with that height.

3. Trial and error

When you have an initial theory to solve a problem, you try it out. If you fail, you refine or change your theory and try again. This is the trial-and-error process of solving problems. Behavioral and cognitive trial and error often go hand in hand, but for many problems, we start with behavioural trial and error until we’re forced to think.

Say you’re in a maze, trying to find your way out. You try one route without giving it much thought and you find it leads to nowhere. Then you try another route and fail again. This is behavioural trial and error because you aren’t putting any thought into your trials. You’re just throwing things at the wall to see what sticks.

This isn’t an ideal strategy but can be useful in situations where it’s impossible to get any information about the problem without doing some trials.

Then, when you have enough information about the problem, you shuffle that information in your mind to find a solution. This is cognitive trial and error or analytical thinking. Behavioral trial and error can take a lot of time, so using cognitive trial and error as much as possible is advisable. You got to sharpen your axe before you cut the tree.

When solving complex problems, people get frustrated after having tried several operators that didn’t work. They abandon their problem and go on with their routine activities. Suddenly, they get a flash of insight that makes them confident they can now solve the problem.

I’ve done an entire article on the underlying mechanics of insight . Long story short, when you take a step back from your problem, it helps you see things in a new light. You make use of associations that were previously unavailable to you.

You get more puzzle pieces to work with and this increases the odds of you finding a path from A to B, i.e. finding operators that work.

Pilot problem-solving

No matter what problem-solving strategy you employ, it’s all about finding out what works. Your actual theory tells you what operators will take you from A to B. Complex problems don’t reveal their actual theories easily solely because they are complex.

Therefore, the first step to solving a complex problem is getting as clear as you can about what you’re trying to accomplish- collecting as much information as you can about the problem.

This gives you enough raw materials to formulate an initial theory. We want our initial theory to be as close to an actual theory as possible. This saves time and resources.

Solving a complex problem can mean investing a lot of resources. Therefore, it is recommended you verify your initial theory if you can. I call this pilot problem-solving.

Before businesses invest in making a product, they sometimes distribute free versions to a small sample of potential customers to ensure their target audience will be receptive to the product.

Before making a series of TV episodes, TV show producers often release pilot episodes to figure out whether the show can take off.

Before conducting a large study, researchers do a pilot study to survey a small sample of the population to determine if the study is worth carrying out.

The same ‘testing the waters’ approach needs to be applied to solving any complex problem you might be facing. Is your problem worth investing a lot of resources in? In management, we’re constantly taught about Return On Investment (ROI). The ROI should justify the investment.

If the answer is yes, go ahead and formulate your initial theory based on extensive research. Find a way to verify your initial theory. You need this reassurance that you’re going in the right direction, especially for complex problems that take a long time to solve.

Getting your causal thinking right

Problem solving boils down to getting your causal thinking right. Finding solutions is all about finding out what works, i.e. finding operators that take you from A to B. To succeed, you need to be confident in your initial theory (If I do X and Y, they’ll lead me to B). You need to be sure that doing X and Y will lead you to B- doing X and Y will cause B.

All obstacles to problem-solving or goal-accomplishing are rooted in faulty causal thinking leading to not engaging the right operators. When your causal thinking is on point, you’ll have no problem engaging the right operators.

As you can imagine, for complex problems, getting our causal thinking right isn’t easy. That’s why we need to formulate an initial theory and refine it over time.

I like to think of problem-solving as the ability to project the present into the past or into the future. When you’re solving problems, you’re basically looking at your present situation and asking yourself two questions:

“What caused this?” (Projecting present into the past)

“What will this cause?” (Projecting present into the future)

The first question is more relevant to problem-solving and the second to goal-accomplishing.

If you find yourself in a mess , you need to answer the “What caused this?” question correctly. For the operators you’re currently engaging to reach your goal, ask yourself, “What will this cause?” If you think they cannot cause B, it’s time to refine your initial theory.

Why Groups Struggle to Solve Problems Together

There are five stages of problem solving: defining the problem, generating solutions, evaluating solutions, picking a solution, and making a plan. When we solve problems on our own, we intuitively move in between these stages to quickly generate solutions. We assume this method will also work in group settings, however, it often fails because each person could be occupying a different problem solving stage at the same time (essentially, no one is on the same page — even though they think they are). To solve problems as a group, we need to jettison the assumption that intuitive problem solving is sufficient, and instead embrace a more methodical approach. In a methodical meeting, for each issue that needs to be discussed, members deliberately and explicitly choose just one problem-solving stage to complete.

Obstacles to Problem Solving and Innovation in Design Thinking

Understanding the obstacles that prevent teams from reaching innovative solutions that solve underlying problems is a very important aspect of the Design Thinking process. When we ignore a major influencing factor while trying to develop a solution, we are setting ourselves up for a potentially negative result, or may even be creating an even more problematic situation than the one we are trying to resolve. To ensure your team has the optimum working environment for problem solving, let us look at the most common obstacles to problem solving and innovation — as well as a few simple steps you can take to prevent them.

Obstacles to Problem Solving

The following list of factors, though not exhaustive, represents some of the obstacles to achieving innovative solutions to the challenges we face. The more obstacles we encounter within a problem space , the more difficult the path to innovation. Our goal should always be to create a space where obstacles are understood and removed or neutralised while exploring solutions.

  • Individual people
  • Impulsive reactions
  • Man with a hammer syndrome
  • Team construction
  • Power structures
  • Organisational constraints and power structures
  • Environment
  • Sustainability

If the list above seems long and broad, that’s the whole point . Hundreds of factors can influence how conducive a team can be when solving problems, so it is extremely important to be cognizant of how small and seemingly unimportant factors can adversely affect your team’s progress. While it is not efficient to consider and analyse each and every factor in full, you should nevertheless put them at the back of your mind when working on a project.

Let us elaborate further on the most common obstacles teams face when trying to solve a problem.

Impulsive Reactions

When confronted with a challenging situation, we tend to want to be spontaneous in our reactions. The instinctive mentality is that we should strike, and strike fast, if we want to solve a challenging problem. We tend to pinpoint obvious superficial factors and attack them directly, without reviewing subtle and perhaps more influential factors. We might individually attack symptoms of problems, when the more appropriate solution would be to understand the situation as a group before attempting to apply a solution. Similarly, any one problem may comprise a tangled complex of sub-problems; striking at one of these may ‘seem’ to solve it, but doing so may have deep-reaching effects that can complicate tangent sub-problems and make the whole thing even more problematic. This impulsive urge to jump into a problem and quickly solve it can be a stumbling block in your project, because a truly useful and impactful solution requires a deep, empathic understanding of the problem. Consequently, it takes insight and restraint to overcome this impulse. While it feels good to be doing something about a problem, remember that “doing something” doesn’t have to mean taking a potentially brash action. The danger here is to mistake careful analysis for wasting time, as it seems to be far less proactive-looking and lacks the glory of a good, quick strike back that shows the problem solver can think on his feet.

Indeed, the very first reaction is rarely the most appropriate in problem solving, unless the problem is so familiar and frequent that one has become an expert in patching it quickly. Its reoccurrence may, however, indicate that the root has not been addressed — but that is another issue. Regarding being impulsive and diving in too soon, it prevents us from taking a bigger-picture view, from gaining deeper insight and from understanding how others view and experience the same problem.

Best practice: In order to solve a complex, wicked problem, you and your team need to resist the urge to react impulsively — whether it’s to solve the obvious, superficial factors quickly, or to develop the very first idea into a full product directly — and learn to dive deep and develop a holistic understanding of the problem, before starting to ideate the possible solutions to it.

In order to solve a complex, wicked problem, you and your team need to resist the urge to react impulsively and learn to dive deep and develop a holistic understanding of the problem, before starting to ideate the possible solutions to it.

Egos Get in the Way

At times, we can be our own worst enemies when it comes to working in teams trying to solve problems. If we're focused on ourselves, showing off, on egos and asserting ourselves over others, we will most likely run into issues. Not only will there almost definitely be conflicts within the team, we will also tend to fall in love with our own ideas and refuse to accept it when tests indicate that the solution is not working with the target users.

Solving problems with others requires a sincere desire to achieve the objectives together. It requires a degree of humility and excellent people skills as well. When individuals are more interested in asserting themselves over others, flexing their authority, experience or creative muscles and proving a personal point, the group will suffer and the solutions or ideas that are being forced through may not be the most appropriate. Someone’s vanity will therefore dilute the team’s effectiveness.

Best practice: The most successful problem-solving spaces provide room for each player or actor to present his/her views, thoughts, feelings and experiences, thereby allowing a more holistic approach to solving the problem. There should be no room for egos in an innovative design project.

As you may have noticed, the word “holistic” has popped up quite a few times already — and will likely appear many more times in any Design Thinking article you read. That’s because it’s one of the core aspects of the Design Thinking mindset. It's one of the words you should definitely stick up on the wall close to your thinking and working space if you want to apply Design Thinking. HOLISTIC!

We all agree, so it must be right... right? Wrong!

Groupthink is a phenomenon that occurs when the desire for harmony or conformity in the group results in a dysfunctional or irrational decision-making outcome. When working in groups, we find in many cases that people will agree with group decisions due to self-confidence issues, a kind of group peer pressure, or fear of having an opposing view rejected. But groupthink does not only occur due to negative reasoning. It may result from the desire towards a more cohesive group dynamic by avoiding conflict or controversy. Individuals consider expressing loyalty to the group to require avoiding views which may be out of sync with what the group has achieved consensus on.

Groupthink is especially dangerous when it comes to a Design Thinking project, where the team is focused on creating an innovative solution to combat a tricky problem. In Design Thinking, it is crucial to iterate and to base your decisions on user testing and understanding; with groupthink, your team might suppress dissenting viewpoints and be less critical when evaluating ideas.

Best practice: In order to avoid this scenario, team managers need to create a safe and playful space for individuals to express themselves, throw ideas out there, and not feel targeted. No-one must be allowed to dominate while ideas are being brainstormed. The right mentality must be adopted at the beginning of the project, where critiques of ideas are never made personal (and should never feel personal). Of course, during later stages where ideas are evaluated and chosen for their appropriateness, a more critical approach should be taken rather than adopting a conforming mindset.

Man with a Hammer Syndrome

As the saying goes, “to the man with a hammer, every problem looks like a nail.”

We approach problems based on the toolset which we feel most comfortable with and most skilled at. Engineers, doctors, teachers, developers, and politicians may all have tendencies to want to exercise their core skills or experience within their own field. This may not be the correct approach to solve a specific problem, and it may not be a means to achieve the desired objective, especially when the problem has multiple influencing factors which require, wait for it, Holistic thinking. At times, we need to look outside of our core tendencies, skills and experiences and approach the problem on its own level of need.

We tend to try to solve problems which appear similar to previously solved problems, using the same methods even though simpler or more optimal solutions may exist. It's part of how the human brain works in following familiar patterns, thereby reducing cognitive load . But when embarking on a Design Thinking project, it is important to abandon our tendencies to follow patterns, because the way the brain tries to help us reduce cognitive load is the very same one in which it inhibits our ability to think outside of the box!

Best practice: Creating cross-disciplinary teams will help solve this issue, as there will be many men with different kinds of hammers looking for different kinds of nails. It’s of course crucial that the team leader illuminates to all team members that all skills and mindsets are equally important so as to avoid power struggles. In this context the manager’s skills and ideas are as important as the newly employed designer’s are. Likewise, the web designer ’s, architect’s, and developer’s skills and ideas are equally important in a Design Thinking process.

It's a Bird; it's a Plane – Misdiagnosing Problems

We need to be sure we are diagnosing problems correctly, as treating symptoms may — as in the case of illnesses — not result in a cure but only temporary relief. In some cases, prescribing the incorrect medication to tackle a symptom may even cause a deepening of the root illness. As part of any human-centred design approach, digging deep into human experience uncovers more about the problems we face than if we only scrutinised things on a superficial level.

Best practice: It is when we immerse ourselves in all the factors that influence a situation that we gain a deeper understanding of the way forward. We need to be vigilant, fully focused and aware of the obstacles which could derail our progress while keeping our focus squarely on the destination.

The Take Away

Before we take on a Design Thinking project, it is important, firstly, to take note of the various obstacles that can prevent us from reaching a solution that really works. From our impulsive tendencies to react to problems quickly and solve them just as fast, to the threat of egos and groupthink, there are many potential pitfalls that teams should learn to avoid. Developing a holistic understanding of the problems that the target users face is a key element of Design Thinking, which is typically adopted to solve complex, wicked problems where multiple spheres and fields collide.

Before you can move towards finding the right solution for a given problem, you first need to identify and define the problem you wish to solve. 

Here, you want to clearly articulate what the problem is and allow your group to do the same. Remember that everyone in a group is likely to have differing perspectives and alignment is necessary in order to help the group move forward. 

Identifying a problem accurately also requires that all members of a group are able to contribute their views in an open and safe manner. It can be scary for people to stand up and contribute, especially if the problems or challenges are emotive or personal in nature. Be sure to try and create a psychologically safe space for these kinds of discussions.

Remember that problem analysis and further discussion are also important. Not taking the time to fully analyze and discuss a challenge can result in the development of solutions that are not fit for purpose or do not address the underlying issue.

Problem-solving activities are only one part of the puzzle. While a great method can help unlock your team’s ability to solve problems, without a thoughtful approach and strong facilitation the solutions may not be fit for purpose.

Let’s take a look at some problem-solving tips you can apply to any process to help it be a success!

Clearly define the problem

Jumping straight to solutions can be tempting, though without first clearly articulating a problem, the solution might not be the right one. Many of the problem-solving activities below include sections where the problem is explored and clearly defined before moving on.

This is a vital part of the problem-solving process and taking the time to fully define an issue can save time and effort later. A clear definition helps identify irrelevant information and it also ensures that your team sets off on the right track.

Don’t jump to conclusions

It’s easy for groups to exhibit cognitive bias or have preconceived ideas about both problems and potential solutions. Be sure to back up any problem statements or potential solutions with facts, research, and adequate forethought.

The best techniques ask participants to be methodical and challenge preconceived notions. Make sure you give the group enough time and space to collect relevant information and consider the problem in a new way. By approaching the process with a clear, rational mindset, you’ll often find that better solutions are more forthcoming.  

Try different approaches  

Problems come in all shapes and sizes and so too should the methods you use to solve them. If you find that one approach isn’t yielding results and your team isn’t finding different solutions, try mixing it up. You’ll be surprised at how using a new creative activity can unblock your team and generate great solutions.

Don’t take it personally 

Depending on the nature of your team or organizational problems, it’s easy for conversations to get heated. While it’s good for participants to be engaged in the discussions, ensure that emotions don’t run too high and that blame isn’t thrown around while finding solutions.

You’re all in it together, and even if your team or area is seeing problems, that isn’t necessarily a disparagement of you personally. Using facilitation skills to manage group dynamics is one effective method of helping conversations be more constructive.

Get the right people in the room

Your problem-solving method is often only as effective as the group using it. Getting the right people on the job and managing the number of people present is important too!

If the group is too small, you may not get enough different perspectives to effectively solve a problem. If the group is too large, you can go round and round during the ideation stages.

Creating the right group makeup is also important in ensuring you have the necessary expertise and skillset to both identify and follow up on potential solutions. Carefully consider who to include at each stage to help ensure your problem-solving method is followed and positioned for success.

Document everything

The best solutions can take refinement, iteration, and reflection to come out. 1. Six Thinking Hats

Individual approaches to solving a problem can be very different based on what team or role an individual holds. It can be easy for existing biases or perspectives to find their way into the mix, or for internal politics to direct a conversation.

Six Thinking Hats is a classic method for identifying the problems that need to be solved and enables your team to consider them from different angles, whether that is by focusing on facts and data, creative solutions, or by considering why a particular solution might not work.

Like all problem-solving frameworks, Six Thinking Hats is effective at helping teams remove roadblocks from a conversation or discussion and come to terms with all the aspects necessary to solve complex problems.

2. Lightning Decision Jam

Featured courtesy of Jonathan Courtney of AJ&Smart Berlin, Lightning Decision Jam is one of those strategies that should be in every facilitation toolbox. Exploring problems and finding solutions is often creative in nature, though as with any creative process, there is the potential to lose focus and get lost.

Unstructured discussions might get you there in the end, but it’s much more effective to use a method that creates a clear process and team focus.

In Lightning Decision Jam, participants are invited to begin by writing challenges, concerns, or mistakes on post-its without discussing them before then being invited by the moderator to present them to the group.

From there, the team vote on which problems to solve and are guided through steps that will allow them to reframe those problems, create solutions and then decide what to execute on. 

By deciding the problems that need to be solved as a team before moving on, this group process is great for ensuring the whole team is aligned and can take ownership over the next stages.

3. Problem Definition Process

While problems can be complex, the problem-solving methods you use to identify and solve those problems can often be simple in design. 

By taking the time to truly identify and define a problem before asking the group to reframe the challenge as an opportunity, this method is a great way to enable change.

Begin by identifying a focus question and exploring the ways in which it manifests before splitting into five teams who will each consider the problem using a different method: escape, reversal, exaggeration, distortion or wishful. Teams develop a problem objective and create ideas in line with their method before then feeding them back to the group.

4. The 5 Whys 

Sometimes, a group needs to go further with their strategies and analyze the root cause at the heart of organizational issues. An RCA or root cause analysis is the process of identifying what is at the heart of business problems or recurring challenges. 

The 5 Whys is a simple and effective method of helping a group go find the root cause of any problem or challenge and conduct analysis that will deliver results. 

By beginning with the creation of a problem statement and going through five stages to refine it, The 5 Whys provides everything you need to truly discover the cause of an issue.

Create the right atmosphere by modeling your space after a cafe and after guiding the group through the method, let them take the lead!

Making problem-solving a part of your organization’s culture in the long term can be a difficult undertaking. More approachable formats like World Cafe can be especially effective in bringing people unfamiliar with workshops into the fold.

6. Discovery & Action Dialogue (DAD)

One of the best approaches is to create a safe space for a group to share and discover practices and behaviors that can help them find their own solutions.

With DAD, you can help a group choose which problems they wish to solve and which approaches they will take to do so. It’s great at helping remove resistance to change and can help get buy-in at every level too!

This process of enabling frontline ownership is great in ensuring follow-through and is one of the methods you will want in your toolbox as a facilitator.

Discovery & Action Dialogue (DAD)   #idea generation   #liberating structures   #action   #issue analysis   #remote-friendly   DADs make it easy for a group or community to discover practices and behaviors that enable some individuals (without access to special resources and facing the same constraints) to find better solutions than their peers to common problems. These are called positive deviant (PD) behaviors and practices. DADs make it possible for people in the group, unit, or community to discover by themselves these PD practices. DADs also create favorable conditions for stimulating participants’ creativity in spaces where they can feel safe to invent new and more effective practices. Resistance to change evaporates as participants are unleashed to choose freely which practices they will adopt or try and which problems they will tackle. DADs make it possible to achieve frontline ownership of solutions.

7. Design Sprint 2.0

Want to see how a team can solve big problems and move forward with prototyping and testing solutions in a few days? The Design Sprint 2.0 template from Jake Knapp, author of Sprint, is a complete agenda for a with proven results.

Developing the right agenda can involve difficult but necessary planning. Ensuring all the correct steps are followed can also be stressful or time-consuming depending on your level of experience.

Use this complete 4-day workshop template if you are finding there is no obvious solution to your challenge and want to focus your team around a specific problem that might require a shortcut to launching a minimum viable product or waiting for the organization-wide implementation of a solution.

8. Open space technology

Open space technology- developed by Harrison Owen – creates a space where large groups are invited to take ownership of their problem solving and lead individual sessions. Open space technology is a great format when you have a great deal of expertise and insight in the room and want to allow for different takes and approaches on a particular theme or problem you need to be solved.

Start by bringing your participants together to align around a central theme and focus their efforts. Explain the ground rules to help guide the problem-solving process and then invite members to identify any issue connecting to the central theme that they are interested in and are prepared to take responsibility for.

Once participants have decided on their approach to the core theme, they write their issue on a piece of paper, announce it to the group, pick a session time and place, and post the paper on the wall. As the wall fills up with sessions, the group is then invited to join the sessions that interest them the most and which they can contribute to, then you’re ready to begin!

Everyone joins the problem-solving group they’ve signed up to, record the discussion and if appropriate, findings can then be shared with the rest of the group afterward.

Individual and group perspectives are incredibly important, but what happens if people are set in their minds and need a change of perspective in order to approach a problem more effectively?

Flip It is a method we love because it is both simple to understand and run, and allows groups to understand how their perspectives and biases are formed. 

Participants in Flip It are first invited to consider concerns, issues, or problems from a perspective of fear and write them on a flip chart. Then, the group is asked to consider those same issues from a perspective of hope and flip their understanding.  

No problem and solution is free from existing bias and by changing perspectives with Flip It, you can then develop a problem solving model quickly and effectively.

10. The Creativity Dice

One of the most useful problem solving skills you can teach your team is of approaching challenges with creativity, flexibility, and openness. Games like The Creativity Dice allow teams to overcome the potential hurdle of too much linear thinking and approach the process with a sense of fun and speed. 

In The Creativity Dice, participants are organized around a topic and roll a dice to determine what they will work on for a period of 3 minutes at a time. They might roll a 3 and work on investigating factual information on the chosen topic. They might roll a 1 and work on identifying the specific goals, standards, or criteria for the session.

Encouraging rapid work and iteration while asking participants to be flexible are great skills to cultivate. Having a stage for idea incubation in this game is also important. Moments of pause can help ensure the ideas that are put forward are the most suitable.

To be creative, you should approach the problem (or the opportunity) from different points of view. You should leave a thought hanging in mid-air and move to another. This skipping around prevents premature closure and lets your brain incubate one line of thought while you consciously pursue another.

11. Fishbone Analysis

Organizational or team challenges are rarely simple, and it’s important to remember that one problem can be an indication of something that goes deeper and may require further consideration to be solved.

Fishbone Analysis helps groups to dig deeper and understand the origins of a problem. It’s a great example of a root cause analysis method that is simple for everyone on a team to get their head around. 

Participants in this activity are asked to annotate a diagram of a fish, first adding the problem or issue to be worked on at the head of a fish before then brainstorming the root causes of the problem and adding them as bones on the fish. 

Using abstractions such as a diagram of a fish can really help a team break out of their regular thinking and develop a creative approach.

12. Problem Tree 

Encouraging visual thinking can be an essential part of many strategies. By simply reframing and clarifying problems, a group can move towards developing a problem solving model that works for them. 

In Problem Tree, groups are asked to first brainstorm a list of problems – these can be design problems, team problems or larger business problems – and then organize them into a hierarchy. The hierarchy could be from most important to least important or abstract to practical, though the key thing with problem solving games that involve this aspect is that your group has some way of managing and sorting all the issues that are raised.

Once you have a list of problems that need to be solved and have organized them accordingly, you’re then well-positioned for the next problem solving steps.

13. SWOT Analysis

Chances are you’ve heard of the SWOT Analysis before. This problem-solving method focuses on identifying strengths, weaknesses, opportunities, and threats is a tried and tested method for both individuals and teams.

Start by creating a desired end state or outcome and bare this in mind – any process solving model is made more effective by knowing what you are moving towards. Create a quadrant made up of the four categories of a SWOT analysis and ask participants to generate ideas based on each of those quadrants.

Once you have those ideas assembled in their quadrants, cluster them together based on their affinity with other ideas. These clusters are then used to facilitate group conversations and move things forward.

It gives us an opportunity to gauge approaching opportunities and dangers, and assess the seriousness of the conditions that affect our future. 14. Agreement-Certainty Matrix

Not every problem-solving approach is right for every challenge, and deciding on the right method for the challenge at hand is a key part of being an effective team.

The Agreement Certainty matrix helps teams align on the nature of the challenges facing them. By sorting problems from simple to chaotic, your team can understand what methods are suitable for each problem and what they can do to ensure effective results. 

If you are already using Liberating Structures techniques as part of your problem-solving strategy, the Agreement-Certainty Matrix can be an invaluable addition to your process. We’ve found it particularly if you are having issues with recurring problems in your organization and want to go deeper in understanding the root cause.

The combination of two questions makes it possible to easily sort challenges into four categories: simple, complicated, complex , and chaotic .  A problem is simple when it can be solved reliably with practices that are easy to duplicate.  It is complicated when experts are required to devise a sophisticated solution that will yield the desired results predictably.  A problem is complex when there are several valid ways to proceed but outcomes are not predictable in detail.  Chaotic is when the context is too turbulent to identify a path forward.  A loose analogy may be used to describe these differences: simple is like following a recipe, complicated like sending a rocket to the moon, complex like raising a child, and chaotic is like the game “Pin the Tail on the Donkey.”  The Liberating Structures Matching Matrix in Chapter 5 can be used as the first step to clarify the nature of a challenge and avoid the mismatches between problems and solutions that are frequently at the root of chronic, recurring problems.

Organizing and charting a team’s progress can be important in ensuring its success. SQUID (Sequential Question and Insight Diagram) is a great model that allows a team to effectively switch between giving questions and answers and develop the skills they need to stay on track throughout the process. 

Begin with two different colored sticky notes – one for questions and one for answers – and with your central topic (the head of the squid) on the board. Ask the group to first come up with a series of questions connected to their best guess of how to approach the topic. Ask the group to come up with answers to those questions, fix them to the board and connect them with a line. After some discussion, go back to question mode by responding to the generated answers or other points on the board.

It’s rewarding to see a diagram grow throughout the exercise, and a completed SQUID can provide a visual resource for future effort and as an example for other teams.

By using SQUID, a group charts out the territory as they go and can navigate accordingly. SQUID stands for Sequential Question and Insight Diagram.

16. Speed Boat

To continue with our nautical theme, Speed Boat is a short and sweet activity that can help a team quickly identify what employees, clients or service users might have a problem with and analyze what might be standing in the way of achieving a solution.

Methods that allow for a group to make observations, have insights and obtain those eureka moments quickly are invaluable when trying to solve complex problems.

In Speed Boat, the approach is to first consider what anchors and challenges might be holding an organization (or boat) back. Bonus points if you are able to identify any sharks in the water and develop ideas that can also deal with competitors!

17. The Journalistic Six

Some of the most effective ways of solving problems is by encouraging teams to be more inclusive and diverse in their thinking.

Based on the six key questions journalism students are taught to answer in articles and news stories, The Journalistic Six helps create teams to see the whole picture. By using who, what, when, where, why, and how to facilitate the conversation and encourage creative thinking, your team can make sure that the problem identification and problem analysis stages of the are covered exhaustively and thoughtfully. 18. LEGO Challenge

Now for an activity that is a little out of the (toy) box. LEGO Serious Play is a facilitation methodology that can be used to improve creative thinking and problem-solving skills. 

The LEGO Challenge includes giving each member of the team an assignment that is hidden from the rest of the group while they create a structure without speaking.

What the LEGO challenge brings to the table is a fun working example of working with stakeholders who might not be on the same page to solve problems. Also, it’s LEGO! Who doesn’t love LEGO! 

LEGO Challenge   #hyperisland   #team   A team-building activity in which groups must work together to build a structure out of LEGO, but each individual has a secret “assignment” which makes the collaborative process more challenging. It emphasizes group communication, leadership dynamics, conflict, cooperation, patience and problem solving strategy.

19. What, So What, Now What?

If not carefully managed, the problem identification and problem analysis stages of the problem-solving process can actually create more problems and misunderstandings.

The What, So What, Now What? problem-solving activity is designed to help collect insights and move forward while also eliminating the possibility of disagreement when it comes to identifying, clarifying, and analyzing organizational or work problems. 

Facilitation is all about bringing groups together so that might work on a shared goal and the best problem-solving strategies ensure that teams are aligned in purpose, if not initially in opinion or insight.

Throughout the three steps of this game, you give everyone on a team to reflect on a problem by asking what happened, why it is important, and what actions should then be taken. 

This can be a great activity for bringing our individual perceptions about a problem or challenge and contextualizing it in a larger group setting. This is one of the most important problem-solving skills you can bring to your organization.

W³ – What, So What, Now What?   #issue analysis   #innovation   #liberating structures   You can help groups reflect on a shared experience in a way that builds understanding and spurs coordinated action while avoiding unproductive conflict. It is possible for every voice to be heard while simultaneously sifting for insights and shaping new direction. Progressing in stages makes this practical—from collecting facts about What Happened to making sense of these facts with So What and finally to what actions logically follow with Now What . The shared progression eliminates most of the misunderstandings that otherwise fuel disagreements about what to do. Voila!

20. Journalists  

Problem analysis can be one of the most important and decisive stages of all problem-solving tools. Sometimes, a team can become bogged down in the details and are unable to move forward.

Journalists is an activity that can avoid a group from getting stuck in the problem identification or problem analysis stages of the process.

In Journalists, the group is invited to draft the front page of a fictional newspaper and figure out what stories deserve to be on the cover and what headlines those stories will have. By reframing how your problems and challenges are approached, you can help a team move productively through the process and be better prepared for the steps to follow.

22. Improved Solutions

Some problems are simpler than others and with the right problem-solving activities, you can empower people to take immediate actions that can help create organizational change. 

Part of the liberating structures toolkit, 15% solutions is a problem-solving technique that focuses on finding and implementing solutions quickly. A process of iterating and making small changes quickly can help generate momentum and an appetite for solving complex problems.

Problem-solving strategies can live and die on whether people are onboard. Getting some quick wins is a great way of getting people behind the process.   

It can be extremely empowering for a team to realize that problem-solving techniques can be deployed quickly and easily and delineate between things they can positively impact and those things they cannot change.

At a minimum, these will create momentum, and that may make a BIG difference.  15% Solutions show that there is no reason to wait around, feel powerless, or fearful. They get individuals and the group to focus on what is within their discretion instead of what they cannot change.  With a very simple question, you can flip the conversation to what can be done and find solutions to big problems that are often distributed widely in places not known in advance. The problem-solving process is often creative, as complex problems usually require a change of thinking and creative response in order to find the best solutions. While it’s common for the first stages to encourage creative thinking, groups can often gravitate to familiar solutions when it comes to the end of the process. 

When selecting solutions, you don’t want to lose your creative energy! The How-Now-Wow Matrix from Gamestorming is a great problem-solving activity that enables a group to stay creative and think out of the box when it comes to selecting the right solution for a given problem.

If you are running a series of meetings, setting a consistent pattern of checking in and checking out can really help your team get into a groove. We recommend this opening-closing activity for small to medium-sized groups though it can work with large groups if they’re disciplined!

30. Show and Tell

You might remember some version of Show and Tell from being a kid in school and it’s a great problem-solving activity to kick off a session.

Asking participants to prepare a little something before a workshop by bringing an object for show and tell can help them warm up before the session has even begun! Games that include a physical object can also help encourage early engagement before moving onto more big-picture thinking.

By asking your participants to tell stories about why they chose to bring a particular item to the group, you can help teams see things from new perspectives and see both differences and similarities in the way they approach a topic. It’s also great for showing existing beliefs, biases, and patterns that can come into play as part of your session.

Using warm-up games that help build trust and connection while also allowing for non-verbal responses can be great for easing people into the problem-solving process and encouraging engagement from everyone in the group. Constellations is great in large spaces that allow for movement and is definitely a practical exercise to allow the group to see patterns that are otherwise invisible.

32. Draw a Tree

Problem-solving games that help raise group awareness through a central, unifying metaphor can be effective ways to warm-up a group in any problem-solving model.

Draw a Tree is a simple warm-up activity you can use in any group and which can provide a quick jolt of energy. Start by asking your participants to draw a tree in just 45 seconds – they can choose whether it will be abstract or realistic. 

Once the timer is up, ask the group how many people included the roots of the tree and use this as a means to discuss how we can ignore important parts of any system simply because they are not visible.

All problem-solving strategies are made more effective by thinking of problems critically and by exposing things that may not normally come to light. Warm-up games like Draw a Tree are great in that they quickly demonstrate some key problem-solving skills in an accessible and effective way.

How do I conclude a problem-solving process?

All good things must come to an end. With the bulk of the work done, it can be tempting to conclude your workshop swiftly and without a moment to debrief and align. This can be problematic in that it doesn’t allow your team to fully process the results or reflect on the process.

At the end of an effective session, your team will have gone through a process that, while productive, can be exhausting. It’s important to give your group a moment to take a breath, ensure that they are clear on future actions, and provide short feedback before leaving the space. 

The primary purpose of any problem-solving method is to generate solutions and then implement them. Be sure to take the opportunity to ensure everyone is aligned and ready to effectively implement the solutions you produced in the workshop.

Remember that every process can be improved and by giving a short moment to collect feedback in the session, you can further refine your problem-solving methods and see further success in the future too.

33. One Breath Feedback

Maintaining attention and focus during the closing stages of a problem-solving workshop can be tricky and so being concise when giving feedback can be important. It’s easy to incur “death by feedback” should some team members go on for too long sharing their perspectives in a quick feedback round. 

One Breath Feedback is a great closing activity for workshops. You give everyone an opportunity to provide feedback on what they’ve done but only in the space of a single breath. This keeps feedback short and to the point and means that everyone is encouraged to provide the most important piece of feedback to them.

34. Who What When Matrix 

Matrices feature as part of many effective problem-solving strategies and with good reason. They are easily recognizable, simple to use, and generate results.

The Who What When Matrix is a great tool to use when closing your problem-solving session by attributing a who, what and when to the actions and solutions you have decided upon. The resulting matrix is a simple, easy-to-follow way of ensuring your team can move forward. 

Great solutions can’t be enacted without action and ownership. Your problem-solving process should include a stage for allocating tasks to individuals or teams and creating a realistic timeframe for those solutions to be implemented or checked out. Use this method to keep the solution implementation process clear and simple for all involved.

35. Response cards

Group discussion can comprise the bulk of most problem-solving activities and by the end of the process, you might find that your team is talked out!

Depending on the needs of the group, giving an alternative can help ensure everyone can contribute to your problem-solving model in the way that makes the most sense for them.
