The Core Leadership Skills You Need in Every Role

Leaders at different levels of an organization face different challenges. But whether you’re an individual contributor, a firstline manager, a mid-level leader, a senior executive, or somewhere in between, there are 4 core leadership skills you need to focus on as you grow in your career.

These are the timeless, fundamental skills that are needed by leaders throughout every organization — and they’re important regardless of role, industry, or location.

But the way you address each leadership skill, and what you need to learn or emphasize around it, will shift and change as you move into higher levels in the organizational hierarchy and encounter new challenges.

So what exactly are these foundational leadership skills? While there may not be a single definitive list of core leadership skills, at CCL, we call the leadership skills needed in every role and career the “Fundamental 4.”

The “Fundamental 4” core leadership skills are:

  • Self-Awareness
  • Communication
  • Learning Agility

1. Self-Awareness.

Simply put, knowing and leading yourself is key to becoming as effective as possible at leading others. But gaining greater self-awareness is anything but simple. It takes intentional effort to assess your natural abilities and development opportunities; determine how to maximize your strengths and compensate for your weaknesses; and recognize your own values, biases, and perspectives.

Taking the time to reflect on these things and consider how you’ve been shaped by your background and social identity builds greater self-awareness. And ultimately, greater awareness about yourself as a person will make you a better leader. If you’re not sure where to start, here are 4 sure-fire ways to boost your self-awareness .

2. Communication.

Communication is one of the most basic, across-the-board leadership skills that all of us need to develop and refine during our careers. “Communicating information and ideas” is consistently rated among the most important leadership competencies for leaders to be successful. Communication is also embedded in a number of other core leadership skills, including “leading employees,” “participative management,” and “building and mending relationships.”

Writing clearly, speaking with clarity, and active listening  are all part of the communication equation. As you move up the career ladder, communication in leadership roles expands to behaviors such as encouraging discussion, building trust, conveying vision and strategic intent, and pulling people along with you. At every leader level, communication is a critically important skill.

3. Influence.

Developing your influencing and leadership skills helps you to communicate your vision and goals, align the efforts of others, and build commitment from people at all levels.  

Influence can vary greatly at different levels in the organization. Knowing your stakeholders, or audience, is key. Do you need to influence your boss? Your peers? Direct reports? Customers? Each stakeholder has special concerns and issues, so consider the most appropriate ways of influencing people for your particular situation.

Early in your career, or in individual contributor roles, influence is about working effectively with people over whom you have no authority. It requires being able to present logical and compelling arguments and engaging in give-and-take. Later on, or in more senior-level or executive roles, influential leadership skills are focused more on steering long-range objectives, inspiration, and motivation. But throughout your career, influence remains a core leadership skill. Ultimately, influence allows you to get to the business of getting things done and achieving desirable outcomes.

4. Learning Agility.

To develop as leaders and as people, we need to be active, agile learners. Leaders need to be in a mode of constant learning, valuing and seeking out  experiences to fuel leadership development , and recognizing when new behaviors, leadership skills, or attitudes are required — and accepting responsibility for developing those.

Learning agility is critical for career longevity , and it involves learning from mistakes, asking insightful questions, and being open to feedback. It also includes learning new skills quickly, taking advantage of opportunities to learn and heat experiences , and responding well to new situations.

For senior leaders, learning agility is also about inspiring learning in others and creating a culture of learning throughout the organization.

Develop the fundamental 4 leadership skills to prepare for every role.

If you’re thinking about adding the Fundamental 4 to your leadership skills list, keep in mind that each skill should be continuously improved, or “built on as you go.” To be effective, you must continue to develop, adapt, and strengthen these core leadership skills throughout your career — because the learning never ends. As you gain leadership skills in one area, you’ll find there’s even more to learn and practice in taking on new challenges and larger roles.

And if you think you’ve “skipped over” any of the Fundamental 4 core leadership skills during your career, you won’t be as effective, or fully develop your leadership potential. Leadership skills are the qualities individuals in influential roles possess to direct and complete tasks, support initiatives, create a sense of unity within a team, and empower others. Learn about these key leadership skills and how you can benefit from developing them.

What is meant by leadership skills?

Leadership skills include the abilities or strengths shown by people in management roles that aid in guiding and encouraging a group of people and their team toward achieving a common goal or set of goals. These skill sets include communication, negotiation, conflict resolution, decision-making, and more.

Examples of leadership skills

Take a detailed look at some popular leadership qualities companies may value and look for in a candidate.

Communication

When you work in a leadership position, you must be able to clearly explain everything from expectations to goals and tasks. It is also important to establish open communication between yourself and your team members. Not only does creating an environment of open communication promote cohesiveness as a team, but it often encourages an atmosphere of transparency. Excellent communication considers not only what is being communicated, but how it is being communicated.

As an effective communicator, you do more than just clearly verbalize expectations. You also incorporate active listening, nonverbal communication, presentation skills, and engaging public speaking.

Negotiation

Negotiation involves two or more parties engaging in a conversation to find a solution that is acceptable to all parties. As a result, you and the person you are negotiating with may reach a formal agreement, such as a contract or a less formal verbal agreement. When used as a leadership skill, negotiation can foster a sense of fairness and equality, allowing all parties to be heard. Employees and coworkers may be more likely to feel understood when conflicts are handled with negotiation.

Effective negotiation involves understanding the interests of all involved parties and working to reach a solution that satisfies each one.

Conflict resolution

Compelling leaders understand how to avoid disputes and have the ability to resolve them quickly. Ideally, as a good leader, you should be able to maintain your composure and make thoughtful decisions when handling disagreements. A great example of conflict resolution is a human resources (HR) representative actively listening while working to help a manager and their subordinate settle conflict.

Adaptability

As an adaptable leader, you adjust your behavior in response to situational changes. You are resilient when things don't go as expected and recover quickly from setbacks by viewing them as an opportunity to grow. Showing adaptability in leadership involves being flexible and adjusting to changing conditions and environments.

Critical thinking

Analyzing information to fully comprehend an issue or topic is the act of critical thinking. The steps of the critical thinking process often entail gathering facts and data, posing deliberate queries, and examining potential answers. For instance, if you work in HR and must settle a dispute between two coworkers, using critical thinking skills can be helpful in determining the nature of the conflict and the appropriate course of action. Critical thinking is an important component of decision-making.

Decision-making

Effective leaders make decisions that benefit themselves, their team members, clients, stakeholders, and organizations. Using critical thinking skills in decision-making allows you as a leader to identify problems and develop solutions advantageous to your business and your employees. Decision-making by leaders must always be fair and objective and involve the use of appropriate language when communicating.

Problem-solving

Effective problem solvers in leadership have the ability to foresee issues in the workplace, define the problem, identify their causes, develop a plan to remedy the problem, and learn from the problem to avoid future issues. Problem-solving requires strong communication skills and respect for all parties involved. Viewing and presenting issues as opportunities can benefit leaders and staff alike. An example of this would be a decline in social media engagement viewed as an opportunity to increase social media presence rather than a problem.

Relationship building

The general nature of leadership roles revolves around people. Without understanding the people they are guiding, leaders cannot effectively lead. The ability to forge bonds and establish communities is necessary for an effective leader. A study conducted on relationships in the workplace by Olivet University shows that employees tend to be happier in their workplace when they have a degree of nonwork relationship with their superiors [ 1 ].

Time management

Time management involves planning and regulating how much time to devote to different tasks. Leaders who manage time effectively may accomplish more in less time, feel less stressed, and succeed in their careers [ 2 ]. Proper time management by leadership members affords leaders more time to invest in their team.

Reliability and trust

Trust is the cornerstone of a successful organization. Trust, or belief in another person's skills, integrity, and character, is frequently thought of as something built upon in personal relationships.

Leadership develops best through reliability. Leaders must ensure their words and deeds are consistent if they want to be trusted. If those you lead cannot trust you to keep your word, they will lose faith in you rapidly.

A creative mindset is open, not closed or rigid, and produces ideas and solutions that are both significant and effective. By encouraging a team of people to solve problems creatively, leaders provide the opportunity to develop goods and services that set the team apart from rivals, creating a competitive advantage. Creative leaders also foster an innovative culture by encouraging teams to showcase ingenuity as a unit.

Strategic approach

Leaders must think strategically and critically when making difficult decisions. Effective leadership involves making well-considered and critically-analyzed decisions to lead teams to success. Leaders who are successful will think before they act, or in other words, have a strategic plan before taking action. The time it takes to devise a strategy depends on the problem or decision. A good leader devotes the necessary time to strategy development.

Self-awareness

Self-awareness in leadership involves understanding your own personality, behaviors, and motivations and then considering how these traits and qualities influence your leadership skills. Self-reflection can be a powerful tool all on its own. Self-awareness and reflection can help you realize what you offer to your job as a leader and where you need improvement. Self-awareness entails identifying where you excel and where you should grow—and when your leadership excels, your company's productivity tends to follow.

Who needs leadership skills?

Whether a student, teacher, project manager, or CEO, anyone in a role that involves influence over others and decision-making can benefit from strong leadership skills. These skills can be especially helpful for early-career professionals, newly promoted leaders, and start-up leaders. Leadership skills are essential in roles that don’t even involve leading others as well. These are skills that also help you to exude confidence and may be beneficial in progressing your career into leadership positions.

What makes an effective leader?

While possessing leadership skills can make a leader effective, certain workplace skills or qualities also lend to effectiveness. Effective leaders are respectful, empathetic, patient, motivational, and willing to be held accountable.

When you make your team feel respected, cared for, and motivated, you are more likely to be successful in leading your team.

How to develop leadership skills

To succeed as a leader, it’s essential to commit to continued learning and plan personal growth and development. Becoming an effective leader involves gaining leadership skills and fine-tuning key workplace skills. You can accomplish these goals by receiving coaching or mentoring, gaining experience, taking courses, and enrolling in leadership certificate programs.

Coaching and mentoring

Leadership coaches work with leaders to help optimize their abilities and effectively manage a team. Leadership coaches and mentors act as supportive advisors who help those being coached better their workplace relationships and performance on the job.

Mentorship is more of a collaborative relationship between a successful leader and a leader in training. Mentor/mentee relationships are often more personal and can offer accountability and help the mentee make beneficial connections, whereby the mentor acts as an advisor.

Leadership experience can come in many forms. From playing on sports teams to participating in social groups and volunteering, you can gain experience in leadership in almost any aspect of life. While these experiences may not directly relate to your career, the skills gained from them can last a lifetime.

Courses and training 

For a more formal method of gaining leadership skills, enroll in training courses. This is a highly effective way to develop new abilities, enhance existing ones, and establish the foundation for a successful career in leadership.

Certification

In addition to courses and training, it is also an option to pursue leadership certifications. Through these programs, you can learn valuable leadership skills and earn a credential for your resume ato increase job prospects in your field.

With the rise of the gig economy and with many companies adopting flatter, more flexible organizational structures , now is the perfect time to refocus on what good leadership looks like. Because, in our rapidly changing workplaces, leadership will apply to more people than ever before. You may be overseeing a project that requires you to coordinate several team members. Or you may be a gig worker collaborating with other gig workers. Or you may be occupying a traditional management role. Whatever your job title, this precious ability to bring out the best in people will be a vital part of success.

Of course, being a good leader really requires us to polish up multiple skills at once. Here are ten skills that I think are essential for leaders – with a few pointers on how to develop them.

1. Motivating others

The ability to motivate others is all part of inspiring people to be the best they can be. So how can you better motivate others?

· Ensure people know how their role contributes to the company’s vision. That their work matters, basically.

· Be clear on what you need people to do, why, and when. But, importantly, give people the autonomy to accomplish those tasks their way.

· Show your appreciation and celebrate success.

2. Fostering potential

Great leaders look for potential, not performance. Here are three ways to foster potential:

· Don’t fall into the trap of getting people to think and act like you. Encourage them to think and act like them.

· Let people know that it’s okay to fail sometimes. This is all part of inspiring people to take risks, step outside their comfort zone and test new ideas.

· Don’t let people grow complacent. Encourage them to develop their skills and think about the next stage of their career, whatever that may be.

3. Inspiring trust

What makes a leader trustworthy? The following behaviors are a good start:

· Being ethical. This means being honest and transparent, keeping promises, and generally making sure you don't say one thing and then do another.

· Making your values clear and, of course, living those values.

· Standing up for what you believe in.

4. Taking on and giving up responsibility

Good leaders take on responsibility, but they also know when to let go of responsibility and delegate to others. When doing this, try to:

· Play to the strengths of those around you and allocate responsibility accordingly.

· Ensure people have the knowledge, resources, and tools they need to succeed.

· Decide how you'll monitor progress without micromanaging. For example, you can agree on how the person will report back to you and how often – as well as the best way for them to raise any questions.

5. Thinking strategically

Strategic thinking requires leaders to take a wider view, so they can solve business problems and make a long-term plan for the future. To enhance your strategic thinking skills:

· Remember the difference between urgent and important . Urgent fire-fighting tasks can suck up a lot of your time and energy, leaving very little bandwidth for those things that are important from a big-picture perspective but not urgent. Constantly remind yourself of your priorities, and manage your time accordingly.

· Use critical thinking to gather data and find solutions to your most pressing strategic questions. For example, “Where will our growth come from in three or five years’ time?”

· Don’t rely on assumptions or gut instincts when answering such questions.

6. Setting goals and expectations for everyone

Setting goals is a great way to drive performance. But have you considered a more dynamic way of setting goals?

· Instead of the traditional, top-down approach (where leadership sets strategic goals, then managers set goals for teams and individuals), you might like to consider the Objectives and Key Results (OKRs) approach.

· With OKRs, leadership sets some strategic OKRs for the business, then each team and individual designs their own OKRs that contribute to achieving the company's strategic OKRs.

· OKRs should be simple and agile. Forget annual goal-setting; OKRs are typically set on a monthly or quarterly basis.

7. Giving (and receiving) feedback

Good leaders are able to give and receive feedback, both positive and negative (or, as I prefer to call it, constructive). When it comes to giving people constructive feedback:

· Don’t put it off. You don’t want to overwhelm someone with a loooong list of everything they’re getting wrong. Instead, have a process in place for regular catchups, where you can chat through progress and give feedback.

· Don’t dilute constructive feedback with praise. While it’s important to regularly give people praise, I wouldn’t do it at the same time as constructive feedback. When you sandwich negative comments with a positive comment on either side, there's a risk the person may only hear the good stuff.

· Be specific, not emotional. Just treat it as a straightforward conversation, using specific, concrete examples instead of opinions or emotions.

8. Team building

A good leader is a bit like a football manager in that they have to pick strong players who perform different roles and then shape those players into a cohesive unit. As part of this:

· Remember, each person will bring their own unique skills and experiences, be motivated by different things, have different working styles, and so on. Embrace this rather than trying to get everyone to behave the same way.

· Model the behaviors you want to see: connecting as human beings, showing an interest, listening to each other, treating people with respect and dignity, and supporting one another.

· Give feedback and reward a job well done.

9. Positivity

If you show up with a negative “this won’t work, that thing sucks, why do we bother” kind of attitude, it’ll soon spread throughout your team. Here’s how to lead from a place of positivity:

· Think carefully about the language you use, verbally and in writing. Use words with positive connotations – turning a “problem” into an “opportunity” being a prime example.

· Celebrate successes, big and small. Highlighting the little wins frequently can be just as impactful as sporadically celebrating the big wins.

· Resist the urge to complain in front of your team. As Tom Hanks says to his band of soldiers in Saving Private Ryan , "Gripes go up, not down. Always up."

10. Authenticity

For me, being an authentic leader is a key part of building trust. So as well as being ethical (see earlier), you’ll want to:

· Practice self-awareness. A good leader is aware of their weaknesses as well as their strengths.

· Be open about those weaknesses rather than trying to hide them.

· Bring your whole self to work, as opposed to having one persona for work and one outside of work.

Fifthly, leadership influence is directed towards achieving group goals.

Current leadership experts agree that effective leadership behavior depends on situational and follower characteristics. To be effective leaders means to be able to diagnose the situation and follower’s characteristics and this will determine the pattern of leadership behavior that will result in high performance. This suggests that leader’s behavior differ from leadership traits or skills. Nevertheless, behavior and traits or skills interact to determine a leader’s effectiveness.

Certain situational or followers characteristics can increase or decrease the effectiveness of a leader’s behavior. Nevertheless, leaders have important roles to play in organizations, and effective leaders need to be aware of three tasks the effective leadership process: diagnosing situations to determine the need for a specific leader behavior, providing the needed leader behavior and modify situations and/or follower to increase their ability to work effectively and/or independently of the leader in attaining high performance and positive attitudes. According to Robert T. Justis, the level of leadership effectiveness is influenced strongly by the perceived task competency of the leader, by the reward dependency of the subordinate upon the leader, and by the interaction of these two variables.

Leadership in a traditional view of organization would entail strong directive and task skills, and a clear idea of the objective, usually formed by the individual independent of input from others. Leadership is deemed as a function of position, a power possessed only by the person at the top. The new context of organizations as a more complex and comprehensive call for a new paradigm in leadership. This is due to the fact that organizations and systems are now seen as interdependent, complex and diverse. The environment that the organization has to endure consists of complex network of customers, suppliers, and interlocking markets and subject to sudden, unpredictable change.

As such, a new model of leadership is needed to sustain and persevere to these new organization conditions and it entails new sets of behaviors and skills. According to Bolman & Deal (1991), this is defined as the symbolic frame of leadership who can release the deep intrinsic motivation in staff and customers to increase loyalty, passion, and creativity that cannot be tapped by other means. Invariably, the political frame of effective leadership posits leaders as astute politician that employ power constructively, and offer a review of the literature on how this might be approached.

According to Steven Covey (1990), attainment of an effective and efficient organization is warranted by leaders having built a high-trust culture where people are empowered to strive for their best, and seeking to align “strategy, style, structure and systems” with the professed mission and with the realities of the environment.

Leadership is inevitably the essence of the effectiveness and efficiency of an organization. As stated above leaders need to influence followers and he or she must use behavioral patterns in an effective manner. Failing which, followers are not influenced to achieve group goals. Types of situational and follower characteristics that leaders must consider in selecting the appropriate behavior should be identified. There are five core leader behavior patterns that should be adhered by leaders.

Firstly, the supportive behavior which entails the leader’s role in showing concern for comfort and well being of followers; demonstrating considerate, kind, and understanding attitude in dealing with followers; being friendly and informative, and encouraging open two-way communication and follower development.

Secondly, directive leadership behavior refers to the leader’s behavior in assigning followers to specific tasks, explaining the methods to be used in completing the tasks, clarifying expectations regarding quantity and quality of follower performance, setting goals for followers, planning and coordinating followers, and specifying roles and procedures to be followed.

Thirdly, the participating leadership involves followers in decision-making by consulting and getting ideas from followers. Followers are given opportunity in disseminating and constructing their own decisions with initial effort by the leaders or assigning a particular problem to a follower to resolve.

Fourthly, leader reward and punishment behavior entails the leader to provide intrinsic and extrinsic benefits and usually and in best practices is based on the follower’s performance. Punishment is rendered for unwanted followers behaviors.

Fifthly, the charismatic leadership behavior involves the leader communicating a vision of the future that has ideological significance to the followers, arousing follower’s needs which are relevant to goal accomplishment, serving as a role model, expressing high expectations and confidence in follower’s capabilities, and projecting a high esteem degree of confidence.

The leadership behavioral patterns which are exhibited are not mutually exclusive although they are described as distinct from one another. Nevertheless, different behavioral patterns may serve different leadership patterns. There are other emerging leader behavior include the leaders role in boundary spanning, which is representing the group, protecting members from outsiders, obtaining resources, and resolving conflicts among members and with other groups. Leaders use behavioral patterns to influence followers to accomplish group or organization’s goals. It is imperative for leaders to use a variety of behaviors to obtain desired outcomes with followers. Using of different combination of behaviors are called leadership styles. Most effective leaders demonstrate all of these behavioral patterns at one time or another based on the situation.

Leaders behavior have a constructive and influencing bearing on the psychological reactions(attitudes, feelings,perceptions,motivations and expectations) on the followers which in turn has an impact on the followers satisfaction with supervision, general job satisfaction, organizational commitment, job stress, role clarity, motivation and group cohesion. As such, positive effects ensure a pleasant working environment and facilitate attainment of organization goals. Meanwhile, negative effects reduce satisfaction and may result in resentment and uncooperative followers. This will result in the organization being ineffective and inefficient. The leadership behavior patterns have bearings on the organizational outcomes. Importance outcomes include high individual and group performance; low turnover, absenteeism, lateness, and grievance rates; and high quality levels, all of which result in a production organization. This suggest that a supportive leader tends to increase followers satisfaction (a psychological reaction) and a high level of job satisfaction among workers and naturally result in lower turnover, absenteeism, and grievance rates which may impose high production costs.

Even though the deliberations so far has centered or viewed as shared influence process based on a behavioral approach, it is appreciated that leadership should also be viewed as a specialized role which focuses on the attributes that determine selection of designated leaders. Leaders should be able to scan the horizon, identify future trends, and position the agency or system to meet future needs and basically inspire a shared vision.

Secondly, leadership entails the need of an interpersonal aptitude of the leader, the ability to authentically articulate core principles and a sense of meaning for oneself and for others, and the skill to tap the deep resources of creativity and passion of team members. Leadership is the willingness to coach and support people and have the tendency to reward a diversify set of skills, creatively aligned towards one outcome.

Thirdly, knowledge-sharing leadership involves the need for leaders to possess knowledge of the subject they are involved and should be sufficient to command the respect of his followers. In absence, the leadership’s credibility is disputed and questioned. This will tend to construct an ineffectiveness and inefficiencies in the organization. In conclusion, evaluation of leadership effectiveness is coined in terms of the consequences of the leader’s actions for followers and other organizational stakeholders. The different outcomes dictate the extent of organizational effectiveness and efficiency that the organization is nurtured, molded and strategised to enable the attainment of the organizational goals and objectives. Outcomes could be in the form of the performance and growth of the leader’s group or organization, its preparedness to deal with challenges or crises, follower satisfaction with the leader, follower commitment to the group objectives, the psychological well being and development of the followers. Nevertheless, the most important should be the attainment of the organizational goals and performance effectively and efficiently. This is measured in terms of profits, profit margin, sales increase, market share, sales relative to targeted sales, return on investment, productivity, cost per unit of output and cost in relative to budget expenditures. Leadership must condone to a continuous effort to enhance group cohesiveness by improving the quality of work life, build the self-confidence of followers, increasing their skills, and contribute to the psychological development growth and development. What is leadership development?

Leaders aren’t born; they learn to lead over time. Neuroplasticity refers to the power of the brain to form new pathways and connections through exposure to novel, unfamiliar experiences. This allows adults to adapt, grow, and learn new practices throughout our lifetimes.

When it comes to leadership within organizations, this is often referred to as leadership development. Programs, books, and courses on leadership development abound, but results vary.

Leadership development efforts fail for a variety of reasons. Some overlook context; in those cases, asking a simple question (something like “What, precisely, is this program for?”) can help. Others separate reflections on leadership from real work, or they shortchange the role of adjusting leaders’ mindsets, feelings, assumptions, and beliefs, or they fail to measure results.

So what’s needed for successful leadership development? Generally, developing leaders is about creating contexts where there is sufficient psychological safety in combination with enough novelty and unfamiliarity to cultivate new leadership practices in response to stimuli. Leadership programs that successfully cultivate leaders are also built around “placescapes”—these are novel experiences, like exploring wilderness trails, practicing performing arts, or writing poetry.

When crafting a leadership development program, there are six ingredients to incorporate  that lead to true organizational impact:

  • Set up for success:
  • Focus your leadership transformation on driving strategic objectives and initiatives.
  • Commit the people and resources needed.
  • Be clear about focus:
  • Engage a critical mass of leaders to reach a tipping point for sustained impact.
  • Zero in on the leadership shifts that drive the greatest value.
  • Execute well:
  • Architect experiential journeys to maximize shifts in mindsets, capabilities, and practices.
  • Measure for holistic impact.

A well-designed and executed leadership development program can help organizations build leaders’ capabilities broadly, at scale. And these programs can be built around coaching, mentoring, and having people try to solve challenging problems—learning skills by applying them in real time to real work.

What are mentorship, sponsorship, and apprenticeship?

Mentorship, sponsorship, and apprenticeship can also be part of leadership development efforts. What are they? Mentorship refers to trusted counselors offering guidance and support on various professional issues, such as career progression. Sponsorship is used to describe senior leaders who create opportunities to help junior colleagues succeed. These roles are typically held by more senior colleagues, whereas apprenticeship could be more distributed. Apprenticeship  describes the way any colleague with domain expertise might teach others, model behaviors, or transfer skills. These approaches can be useful not only for developing leaders but also for helping your company upskill or reskill employees quickly and at scale.

There’s a widespread understanding that managing corporate culture is key to business success. Yet few companies articulate their culture in such a way that the words become an organizational reality that molds employee behavior as intended.

All too often a culture is described as a set of anodyne norms, principles, or values, which do not offer decision-makers guidance on how to make difficult choices when faced with conflicting but equally defensible courses of action.

The trick to making a desired culture come alive is to debate and articulate it using dilemmas. If you identify the tough dilemmas your employees routinely face and clearly state how they should be resolved—“In this company, when we come across this dilemma, we turn left”—then your desired culture will take root and influence the behavior of the team.

To develop a culture that works, follow six rules: Ground your culture in the dilemmas you are likely to confront, dilemma-test your values, communicate your values in colorful terms, hire people who fit, let culture drive strategy, and know when to pull back from a value statement.

At the beginning of my career, I worked for the health-care-software specialist HBOC. One day, a woman from human resources came into the cafeteria with a roll of tape and began sticking posters on the walls. They proclaimed in royal blue the company’s values: “Transparency, Respect, Integrity, Honesty.” The next day we received wallet-sized plastic cards with the same words and were asked to memorize them so that we could incorporate them into our actions. The following year, when management was indicted on 17 counts of conspiracy and fraud, we learned what the company’s values really were.

Christa Rutledge’s capstone project for the 2023 Front Line Supervisor Program explored the ways people learn.

Studying educational approaches gave Rutledge, the Service Access Team Lead at Duke’s Outpatient Clinic and Duke Health North Durham, time to recall her supportive mentors and ponder the kind of mentor she hoped to become with the program’s help.

“Every manager I’ve had has taught me something,” Rutledge said. “If they hadn’t been willing to take me along on their coattails, I wouldn’t be where I am. So, why wouldn’t I want to do that for somebody else?”

A development program for entry level supervisors, the Front Line Supervisors Program offers lessons in leadership, business acumen and project management.

Along with the Duke Leadership Academy , Duke Management Academy , and the Foundational Skills Program , it’s among the special programs offered for specific career tracks by Duke Learning & Organization D evelopment.

Training and professional growth are among the top elements of a positive employee experience, according to MetLife’s 2023 U.S. Employee Benefit Trends Study .

“The value of having programs such as the academies at all levels shows a level of inclusion,” said Keisha Williams, Assistant Vice President for Learning & Organization Development. “We can provide employees actionable tools and resources that they can put back into their everyday practice. No matter the level you are at Duke, you can better understand your role and become a stronger team player and collaborator.”

Rutledge, who joined Duke in 2008, completed the Front Line Supervisors Program last year.

She has incorporated key lessons such as effective delegation to members of her 11-person team to provide learning and growth opportunities.

“I’m trying to turn everything into a learning experience which can help you down the road,’” Rutledge said.

As other participants of Duke’s Learning & Organization Development programs grow their careers, many benefit from the enduring lessons from their programs.

Duke Leadership Academy: The Power of Collaboration

Vice President and Director of Athletics Nina King often encourages student athletes to connect with, and learn from, the wide variety of people on campus. Duke is, King will say, a “resource-rich environment.”

This perspective is rooted in King’s experience in the Duke Leadership Academy’s inaugural class in 2010. At the time, King had been at Duke for less than two years and had yet to build many connections around campus.

In the yearlong Duke Leadership Academy program, King collaborated with colleagues from areas such as Duke University Libraries and the Duke University School of Nursing to explore some of Duke’s real-world issues. She saw how gathering a range of voices often resulted in a deeper understanding of a situation and effective solutions.

In the years since, King has often tapped into the brainpower around her while working in collaborative situations chairing the NCAA Division I Women’s Basketball Committee and serving in Duke University President Vincent E. Price’s cabinet.

“Given our individual professional experiences and our different backgrounds, we could still come together to solve a common problem,” King said of her Duke Leadership Academy colleagues. “While our stories may be different, a lot of the challenges we face are the same.”

Duke Management Academy: Valuing a Personal Touch

When Duke Health Business Transformation Office Director Thomas Davis chats with colleagues about his children’s soccer tournaments, or hears about colleagues’ hobbies, or birthday gifts for their kids, it’s an enjoyable byproduct of his Duke Management Academy experience.

In 2019, while managing a Performance Services team, Davis was drawn to the Duke Management Academy, which is designed to support the growth of mid-level managers. The academy offers leadership training, networking opportunities and a 360-degree assessment of anonymous feedback from coworkers.

For Davis, the most useful piece of feedback was that his work-first communication style could come off as rigid.

In response, Davis worked to create a climate where team members could bring more of themselves to work. That meant sharing news about life in meetings and welcoming colleagues to do the same.

In addition to making for a more fun workplace, the more personal relationships with colleagues have created stronger teams built on open communication and an investment in one another’s success.

“You build trust, you build goodwill,” said Davis, who joined Duke in 2007. “You build an environment where everybody is assuming positive intent. If you have to have a difficult conversation, the reaction you get is a little bit better because you’ve built a real relationship.”

Foundational Skills Program: Fueling Career Ambitions

When Imer Ramadanovic began working as a food production assistant at Duke HomeCare and Hospice 15 years ago, he had more than 20 years of experience in restaurant kitchens. His hands were used to the motions of chopping vegetables and washing dishes.

But since 2020, Ramadanovic has reported each day to the same clinic to do a different kind of work. As a Health Unit Coordinator, Ramadanovic’s hands now dart across computer keyboards, summoning electronic health records and connecting the clinic’s fragile patients with resources they need.

Ramadanovic credits his career change to the Foundational Skills Program, which he completed in 2019. The program is open to Duke University and Duke University Health System service area team members who aspire to move into administrative roles.

In addition to training in customer service, clerical and office skills, the program offers opportunities to learn while working alongside administrative professionals.

For Ramadanovic, who had no prior office experience, the computer skills he learned in the program helped him refocus his enthusiasm and dedication to chart a new career path.

“Everything they taught me I use every single day,” Ramadanovic said. “All of the essentials I needed, I learned in that program.”

2024 Qiskit Global Summer School: The Path to Utility July 15 - July 26, 2024 Register here

The advent of utility-scale quantum hardware has shown the world that the latest quantum computers are capable of solving problems beyond the reach of brute force classical computation. Researchers can now use these powerful tools to hunt for interesting use cases where quantum methods are faster, cheaper, or more accurate than all classical methods — the long sought milestone we call quantum advantage.

But to begin that search in earnest, we need quantum software capable of harnessing the full potential of utility-scale hardware. More than that, we need a community of researchers, developers, and quantum computational scientists who know how to use that software. That’s why we’re excited to launch our 2024 Qiskit Global Summer School: The Path to Utility . The event will center on helping participants master the many new capabilities introduced with the recent release of the Qiskit SDK’s first major version, and on teaching participants everything they need to scale their experiments to large quantum processors.

This year’s Qiskit Global Summer School will feature ten online lectures delivered by various IBM Quantum experts, as well as nine live Q&A sessions hosted by IBM Quantum education leads John Watrous and Olivia Lanes. As always, the intensive, two-week-long program will start by giving students a thorough overview of foundational quantum computing topics — with this year’s curriculum emphasizing quantum software as opposed to quantum hardware — before moving on to more advanced material. This format allows both quantum novices and experienced Qiskit users alike to benefit from the summer school program.

Week 1 lectures will give students a detailed overview of Qiskit SDK v1.x, while the week 2 curriculum will consist of deep dives into three application areas. Along the way, students will have the opportunity to complete four labs on topics like quantum circuit transpilation, noise-model building, and more. The event will conclude, as is tradition, with a panel discussion in which a group of IBM experts will field questions on any and all quantum-related topics.

Just as in previous years, the 2024 Qiskit Global Summer School will continue to provide students with an array of useful tools and resources to enhance their learning experience. This includes the ability to chat live with course instructors during lectures and Q&A sessions, and access to a dedicated Discord server where students can meet, collaborate, and get help solving problems.
